7. What's Missing: The Gap Between Built and Paid, Renewed, Referred

Assumption: nothing is built yet. So these are gaps between the idea and a business.

7.1 Gaps to pay

GapWhy it blocks paymentFix
No chosen platform"Airtable, QuickBooks, Xero, Zoho or Tally" can't be built, listed or soldXero only (01).
No defined buyerSingle businesses buy once; developers use ZapierBookkeeping practices with 10–250 Xero clients, in the UK or Australia first.
No pricingPer-company pricing punishes practices with many clientsBookkeeper $49 / Practice $129 / Firm $249 per month, annual at 10×, plus a $39 single-org pass. Test in the first 90 days.
No reason to pay when a free tool existsBulkdozer is free for bulk voidLead with recode, preview, snapshot, reverse and the change log. Free tools do one action with no proof.
No trust signalsPractices hand over write access to client ledgersXero certification, a data-retention page, a "what we store" diagram, a public changelog, and the first 5 practice testimonials.
Listing needs Plus tier and certificationCan't list on Starter or CoreBudget AUD 245/month from certification. Sell direct until then.

7.2 Gaps to renew

GapFix
Episodic use (the file is clean, so why pay?)A scheduled monthly job (recurring import from a CSV drop) and month-end checks set up during onboarding.
No switching costAccumulated change logs per client, saved mappings and recode rules, scheduled jobs. Leaving means losing the practice's proof trail.
Fear of breaking a filePre-flight checks, preview, snapshot. Every job ends with "here's how to reverse this".
Price felt between cleanupsPush annual plans. Offer a pause option (1 month at $9) instead of cancellation.
Xero API changesMonitor Xero's developer changelog, test weekly on the demo company, and email practices before they notice a break.

7.3 Gaps to refer

GapFix
Nothing shareableThe client-facing change report ("what we fixed in your books"), with a small footer. Practices send it to clients who talk to other practices.
No community presenceAnswer every Xero product-ideas thread on bulk void, delete and edit with a short, honest note. Post in the Unofficial Xero Forum and UK/AU bookkeeper groups.
No referral economicsOne month free per referred paying practice.
No reviewsAsk for a review after the third successful job. Target 20+ by month 12.

7.4 Non-product gaps

Distribution

  • Channels that fit: the Xero App Store (from Plus tier), searches made when something goes wrong ("bulk void invoices Xero", "undo Xero import"), Xero product-ideas threads, YouTube walkthroughs (Data Fetcher: one video with 1,000 views brought 30+ customers), practice communities, Xerocon only once past $5k MRR.
  • Channels that burn cash: paid search on "Xero" terms, broad ads to "small businesses".

Positioning

  • Current: "a sync extension for data the platform handles poorly". Vague and unsearchable.
  • Better: "Fix a client's Xero file in bulk, safely. Preview every change, reverse it if needed, and keep the proof."

Sales motion

  • Practices: product-led (trial with a record limit), with a founder onboarding call for the first 30.
  • Firms: light sales-led (a demo, roles, a data-handling answer), after month 9.

Xero platform limits (verified 30 Sept 2026 unless marked)

LimitValueWhat it means for you
Developer tier to listPlus, AUD 245/month, up to 1,000 connections. Starter/Core can't list.Budget it from certification. Auto-disconnect idle orgs to stay under 1,000.
Next tierAdvanced, AUD 1,445/month, 10,000 connections, annual security assessmentAvoid until MRR clearly covers it.
Egress (reads)50 GB/month on Plus, AUD 2.40/GB overRead only what the job needs. Writes are ingress.
Rate limit5,000 calls per day per org (Core and above). A per-minute limit also exists (not verified here).Batch writes. Pause and resume large jobs automatically.
Revenue shareNone since 2 Mar 2026. Xero App Store billing ended 1 Jul 2026.Bill directly through Stripe.
AIAPI data may not train AI or ML models.Use AI for mapping suggestions only, with no training on client data.
AutomationNo bots or browser extensions simulating user actions.Official API only. Accept what the API can't do.
Reverse of voidsNo API call reinstates a voided invoice (third-party source)"Restore as a new copy", clearly labelled.
AreaRequirement
Data privacyUK GDPR or the Australian Privacy Act. You're a processor for the practice, which is a processor for its client. Offer a data processing agreement. Keep snapshots 90 days, then delete.
Professional responsibilityThe practice approves every change. Say "tool", not "service". No claims about tax or VAT correctness.
SecurityEncrypt tokens at rest, least-privilege OAuth scopes, audit log of staff access. Expect a security questionnaire from firms.
Terms of useLiability cap, "you approve every write", and a clear list of what can and can't be reversed.

Team

  • Not provided. The minimum: one developer comfortable with OAuth, job queues and a strict accounting API, and one person who does Xero bookkeeping weekly (founder, co-founder or paid advisor).

Metrics and instrumentation

  • Activation: connected 1+ client org and ran 1 job with a preview within 7 days.
  • Monthly active practices (ran a job or scheduled job in 30 days), M1/M3 logo retention, trial-to-paid, jobs reversed (a quality signal), failed jobs per 1,000, support tickets per 10 practices, source of each trial (App Store, search, forum, referral).
