6. Fundability
6.1 Would I invest at pre-seed or seed?
Pre-seed: No. It's a single-platform utility whose most-searched action is available free, whose platform owner could ship it in a quarter, and whose ceiling (judging by SaasAnt at an estimated ~$4.7M across two ledgers after 10 years) is a lifestyle business. I'd look again only if all of these were true:
- a founder who has run a bookkeeping practice or Xero cleanups for years;
- 50+ paying practices with ≥70% month-3 retention;
- a clear route to becoming the "safety layer" for AI agents writing to ledgers, across Xero and QuickBooks.
Seed: No. There's no venture path in the wedge as scoped.
6.2 What a skeptical investor says in the first five minutes
- "Bulkdozer does bulk void for free. Why would anyone pay?"
- "Xero has an official MCP server. Why won't an AI agent do this in a year?"
- "What happens to your churn when the file is clean?"
- "Xero changed its whole developer pricing in 2026. What if it changes again, or ships bulk actions?"
- "SaasAnt has 4,000 reviews on QuickBooks. What stops it from putting a team on Xero?"
- "How many Xero practices are there, and how many do cleanups monthly?"
- "What's your plan when a bulk job breaks a client's ledger?"
- "Why this founder?"
If you can't answer 1, 3 and 7 crisply, the rest doesn't matter.
6.3 Three proof points that would flip the answer (to a small angel check, not a venture round)
| # | Proof point | Threshold | Why it matters |
|---|---|---|---|
| 1 | Practice retention | ≥60 paying practices with ≥70% month-3 logo retention and ≤4% monthly churn after month 6 | Proves the job isn't one-off for this buyer. |
| 2 | Monthly habit | ≥50% of paying practices run a scheduled job or month-end check every month | Proves the product survives a clean file. |
| 3 | Store-led acquisition | ≥50% of new paying practices from the Xero App Store and organic search, with no paid ads | Proves the Data Fetcher pattern (70–80% from the marketplace) holds on Xero. |
A strong fourth: a zero-incident record (no job left a client file broken) over 10,000+ jobs. That's the trust asset AI agents don't have.
6.4 Bootstrap or raise?
Bootstrap. Specifically:
- The build is small. OAuth, the Xero API, a job queue, a snapshot store and a web UI. No GPU, no heavy AI. One developer can ship v1 in 8–10 weeks full-time, or 14–16 weeks at ~15 hrs/week.
- Platform fees are flat and low. No revenue share since March 2026. Plus tier AUD 245/month.
- Revenue can start in week 3 with paid hands-on cleanups.
- Raising adds pressure to go multi-ledger and "platform", which is exactly the scope trap.
- Exit route: small SaaS sells at a median ~3.9x profit on Acquire.com (catalog, Part A). A profitable $5–10k MRR Xero app is a sellable asset to SaasAnt, a practice-software vendor or a Xero app roll-up.
Honest bottom line: the idea as described isn't fundable and wouldn't benefit from funding. The narrow version doesn't need it.
