Start this week

  1. Tell me your hours per week available, whether you've done Xero bookkeeping or cleanup work yourself, and whether you can reach UK, Australian or New Zealand practices.
  2. Read the Xero product-ideas threads on bulk void, bulk delete and bulk edit, and message 30 people who commented. Book 12–15 calls. Ask about their last three cleanups: what broke, how long it took, what they used.
  3. Create a Xero developer account and a demo company. Prove you can read 500 invoices, snapshot them, recode 100 lines, and put them back exactly, within the rate limit.
  4. Write the one-page pre-flight checklist: locked periods, reconciled items, paid invoices, multi-currency, tracking, and what "reverse" means for each record type.

Checkpoints and kill gates

Decide in advance what counts as on track. Missing a checkpoint means changing the buyer or the offer, not adding features.

  1. Day 30

    ~15 hrs/week

    12 practice calls, 3 paid hands-on cleanups

    Full-time

    15 calls, 5 paid cleanups

    If you miss it

Switch the wedge once, to scheduled bulk import for practices (recurring journals and bills). Missing twice means stop.

  2. Day 90

    ~15 hrs/week

App live (direct), certification submitted, 3 paying practices

    Full-time

App certified and listed, 6 paying practices, 25 trials

    If you miss it

Cut to the single most-used action (usually bulk recode).

  3. Month 6

    ~15 hrs/week

    $700 MRR, ≥25% trial-to-paid

    Full-time

    $1.2k MRR, ≥25% trial-to-paid

    If you miss it

Pivot A: QuickBooks-to-Xero migration cleanup for practices taking on switchers. Pivot B: sell per-job passes only and run it as a small tool.

  4. Month 12

    ~15 hrs/week

$2k MRR, ≤5% monthly logo churn, 10+ reviews

    Full-time

    $4k MRR, ≤5% churn, 20+ reviews

    If you miss it

Stop adding features. Fix onboarding, the listing and churn. A profitable $2–4k app is a valid outcome.

  5. Month 18

    ~15 hrs/week

    $3.5k MRR

    Full-time

    $7k MRR

    If you miss it

Put everything into the best source of trials. Decide whether a second ledger is worth it.

  6. Month 24

    ~15 hrs/week

    $5k MRR

    Full-time

    $10k MRR

    If you miss it

Above target with churn ≤4%: aim for the $20k rung in year 3. $1–5k: run it as a profitable app. Below $1k: stop, or sell the app and its listing.

Do

  1. 1.Make "bulk changes you can reverse" the product. One job: "Fix a client's Xero file in bulk without breaking it, and prove what you changed." Import is a supporting feature, not the headline.

Target: Every listing line and screenshot says preview, snapshot, reverse, change log

Why: Bulk void alone is free (Bulkdozer, open-source scripts). Bulk import is SaasAnt's home ground. Safety and proof are what a practice pays for when it's a client's ledger.

  2. 2.Build on Xero only, through the official API only. Sign in with Xero, OAuth 2.0, no browser automation.

Target: Certified and on the Plus tier by day 90 (full-time) or day 120 (~15 hrs/week)

Why: Xero's terms ban bots and browser extensions that simulate user actions. Only Plus-tier and above apps may list on the App Store.

  3. 3.Sell to practices, not single businesses. Price per practice, covering all client orgs, with a practice dashboard listing every job across every client.

Target: ≥80% of MRR from practice accounts by month 12

Why: A business cleans up once and leaves. A practice has a new messy file every month. This is the main fix for Data Fetcher-style 10% churn.

  4. 4.Snapshot everything before writing, and reverse what the API allows. Store the before-state of each record. Reverse recodes and imports in one click. For voids and deletes, which Xero can't un-void, offer "restore as a new copy" and say so plainly before the job runs.

Target: 100% of jobs have a stored before-state. Zero jobs run without a preview.

Why: Voiding is irreversible in Xero. A tool that claims "undo" for voids and fails will lose a practice and earn a public 1-star review.

  5. 5.Price per practice through your own billing: Bookkeeper $49/mo (15 client orgs), Practice $129/mo (75 orgs), Firm $249/mo (250 orgs), annual at 10× monthly, charged in GBP or AUD at local round numbers. Plus a $39 single-org cleanup pass for 14 days.

Target: Blended ≥$90 per paying practice. ≥40% on annual by month 12.

Why: SaasAnt's QuickBooks plans run $25–100/month for one company and $30–150/month for 3–30 companies (search snippet, not confirmed on SaasAnt's own page; its Xero prices are unverified). Xero App Store billing ended in mid-2026, so you bill directly (Stripe).

  6. 6.Sell before you build. Do 5 cleanups by hand for practices (your own scripts against the Xero API, run with them on a call), for a fee.

Target: 5 paid cleanups by day 30

Why: It proves the pain, shows which record types matter, and gives you your first listing reviews.

  7. 7.Ship a narrow v1: bulk recode (account, tax rate, tracking) on invoices, bills and spend money; bulk void and delete with payment removal first; bulk import of invoices and bills with line items. Nothing else.

Target: v1 live by week 8–10

Why: These three cover the product-ideas threads with the most votes (bulk void: 253 votes, "not planned").

  8. 8.Own the searches Xero users make when something goes wrong: "bulk void invoices Xero", "change account code multiple invoices Xero", "undo Xero import", "delete imported bills Xero". One guide per search, plus a reply on each Xero product-ideas thread.

Target: 12 guides by month 6. ≥40% of trials from search and content.

Why: Data Fetcher got 70–80% of customers from its marketplace and the rest from SEO and YouTube. One YouTube video with 1,000 views brought 30+ customers.

  9. 9.Give practices a reason to keep paying between cleanups: a scheduled monthly import (recurring journals or bills from a CSV drop), and a month-end check ("12 bills this month are coded to Suspense").

Target: ≥50% of paying practices run a scheduled job monthly by month 12

Why: It turns a one-off purchase into a monthly habit. That's the only answer to episodic churn.

  10. 10.Automate operations from day one: pre-flight checks (locked periods, reconciled items, paid invoices), plain-English errors, auto-pause at Xero's rate limit and resume, auto-disconnect of idle orgs.

Target: ≤1 support ticket per 10 paying practices a month

Why: Support grows with jobs, not revenue. With limited hours per week, every repeated question has to become a check or a doc.

  11. 11.Make support and reviews a ranking asset. Reply within one business day, publish a changelog, and ask every practice for a review after its third successful job.

Target: 20+ reviews at ≥4.7 by month 12

Why: SaasAnt has only 37 reviews on Xero against 4,000+ on QuickBooks. That gap is the opening.

  12. 12.Keep data minimal and say so. Store record IDs and before-states for 90 days, then delete. Never use client data to train models.

Target: A published data-retention page before listing

Why: Xero's terms now ban using API data to train AI or machine-learning models. Practices will ask where their clients' data goes.

Avoid

  1. 1.A generic "sync anything with anything" app

Why: It competes with Zapier, Make, Data Fetcher, SaasAnt and every AI agent with an MCP connector at once. There's no buyer and no search term to own.

  2. 2.QuickBooks Online as the first platform

Why: SaasAnt has 4,000+ QuickBooks reviews, plus Transaction Pro and Dancing Numbers. Intuit ships its own MCP server with full create, read, update and delete on 29 record types.

  3. 3.Copying Data Fetcher on Airtable

Why: Data Fetcher has held that job since 2020 and owns the search results. Its 10% gross churn shows the ceiling of a one-off-use tool even for the leader.

  4. 4.Launching as "bulk void for Xero"

Why: Bulkdozer is free, and several open-source bulk-void tools exist on GitHub. You can't win the free game with a single action.

  5. 5.Claiming "undo" for voids and deletes

Why: Xero has no API call that reinstates a voided invoice. Say "restore as a new copy". A broken promise here ends the practice relationship.

  6. 6.Browser automation, screen scraping or simulated clicks to reach things the API can't

Why: Xero's terms ban it, and it risks the whole app's access.

  7. 7.Selling to single small businesses as the main segment

Why: One cleanup, then cancel. That's the Data Fetcher churn pattern without its marketplace volume.

  8. 8.PDF or bank-statement extraction

Why: That's statementkit/'s job, and QuickBooks now reads PDF statements natively. Stay on data that's already structured.

  9. 9.Google Sheets add-ons or continuous two-way spreadsheet sync

Why: That's SheetBridge's job, and a different platform with different risks.

  10. 10.A second ledger (QuickBooks, Zoho Books, MYOB) before $5k MRR

Why: Each ledger is a new API, a new certification and a new support load. Add one only when paying practices ask for it.

  11. 11.AI features as the headline ("tell the AI what to fix")

Why: Xero's JAX and any agent using Xero's official MCP server already do that. Use AI only to suggest mappings, never to write without a preview.

  12. 12.A generous free tier or lifetime deals

Why: Free bulk tools already exist. A free tier brings support load from people who need one cleanup. Use a 14-day trial with a record limit.

  13. 13.Paid ads before month 6

Why: Search, the App Store and forum threads are the channel. Ads to "bookkeepers" are expensive and land on the same listing.

  14. 14.Adding features when a checkpoint fails

Why: A miss means the wrong buyer or the wrong job. Change that.
