2. Market Reality Check
Figures marked verified were checked against the source on 30 Sept 2026 (see research/10). Everything else is an estimate or unverified. Re-verify before using externally.
2.1 Who exactly is the buyer?
"Anyone on a platform that handles data poorly" is not a buyer. Split it by who feels the pain, how often, and who pays:
| Segment | How often they need bulk changes | Willingness to pay | Pain score (1–10) | Verdict |
|---|---|---|---|---|
| Single small business on Xero | Once or twice a year (a bad import, a year-end fix) | $0–40 once. Uses a free tool or does it by hand. | 5 | Avoid as the main segment. One cleanup, then cancel. Sell them the one-off pass. |
| Bookkeeper, 1–3 people, 10–40 Xero clients | Monthly: new clients arrive with messy files; imports go wrong; recoding after a chart-of-accounts change | $40–130/mo if it saves billable hours | 7–8. Cleanups are often fixed-fee, so every hour spent clicking is lost margin. | Best buyer. Repeat work, owns the Xero relationship, recommends apps to clients. |
| Accounting firm, 5–20 staff, 50–250 Xero clients | Weekly across the team | $130–300/mo, plus a user-count upsell | 7 | Second segment. Needs roles, an audit trail and a data-handling answer. |
| Migration and conversion specialists (QuickBooks → Xero) | Continuous, it's their job | Higher, but they often have their own tooling | 6 | Pivot option, not the core. |
| Developers and ops teams wanting generic sync | Constant | They use Zapier, Make, n8n, or code | 3 | Avoid. Wrong buyer for a Xero app. |
Overall pain score for the idea as described: 4/10. "Data the platform handles poorly" is real but diffuse. For the recommended wedge: 7/10. The pain has a clock (month-end, a client onboarding), a cost (billable hours), and a risk (breaking a client's live ledger).
2.2 Platform sizes and marketplace rules
| Platform | Size | App-store rules and economics | Source status |
|---|---|---|---|
| Xero | 4.92M subscribers (FY26, to 31 Mar 2026), up 11%. ARPU NZ$55.44. | From 2 Mar 2026, flat developer tiers replace the 15% revenue share: Starter free (5 connections), Core AUD 35 (50), Plus AUD 245 (1,000), Advanced AUD 1,445 (10,000), Enterprise custom. Egress overage AUD 2.40/GB. Only Plus and above may list (Enterprise must). App certification required on all paid tiers; Advanced and above also need an annual security assessment. Xero App Store billing (XASS) ended 1 Jul 2026. Rate limit 5,000 calls per day per org on Core and above. API data may not be used to train AI or ML models. Bots or browser extensions that simulate user actions are banned. | Verified (Xero developer pages). Subscriber figure from secondary coverage of the FY26 result. |
| QuickBooks Online | Intuit reports 8.9M online paying customers across online products (FY26). QBO alone isn't broken out. | Intuit App Partner Program (2025): Builder free with 500k CorePlus (read) credits per month, calls above blocked; Silver $300/mo (1M credits); Gold $1,700; Platinum $4,500. Writes ("Core" calls) are unmetered. Paid tiers get better App Store placement. | Tier fees verified via Intuit's program pages as summarised in search results. Subscriber figure secondary. |
| Airtable | Not verified | Marketplace extensions. Revenue share and listing rules not researched. | Unverified |
| Zoho Books / Tally | Not verified | Not researched. No Tally app store comparable to Xero's was found. | Unverified |
2.3 Competitors and incumbents
On Xero (your market)
| Product | What it does | Evidence | Why a practice would or wouldn't switch to you |
|---|---|---|---|
| SaasAnt Transactions (Xero) | Bulk import, export, delete, rollback of imports | 4.78 stars, 37 reviews on the Xero App Store (verified). Xero plan prices unverified. | The strongest product, but thin presence on Xero. You win on practice-level pricing, recode, and a change log, and by being Xero-first. |
| Bulkdozer | Bulk void and delete of invoices and bills (removes payments first) | Free (verified via search) | Free wins the one-off job. You win when the practice needs recode, import, a preview and proof. |
| BulkOps | Preview, one-click undo, CSV audit trail for reversible actions (credit-note allocation, archiving tracking). Deliberately leaves out voids. | First 25 items free (verified via search). Size unknown. | Closest to the wedge. Small and new. You differ on voids with snapshot and restore-as-copy, imports, and practice pricing. Watch it. |
| Open-source scripts on GitHub | Bulk void | Several repos (verified via search) | Only for technical users. They show how cheap the core action is to clone. |
| Xero itself | Bulk delete of draft invoices; bulk void of bills (up to 200) from the awaiting-payment list; CSV import of invoices, bills, contacts, manual journals | Xero community reply on the bulk-void thread (verified) | Xero won't bulk-void approved sales invoices: "not a feature we have planned at this stage". |
| Xero MCP server / JAX | Official MCP server lists contacts and creates and updates invoices and credit notes. JAX automates bank reconciliation and is moving to agent workflows. | Verified via search results | The long-run substitute. No preview, snapshot or change log by default. |
On QuickBooks (why not start there)
SaasAnt Transactions has 4,000+ reviews on the QuickBooks App Store (SaasAnt's own blog) and 4.8 stars from ~270 Capterra reviews. Transaction Pro Importer and Dancing Numbers also compete (review counts not verified). SaasAnt's QuickBooks plans run $25–100/month for one company and $30–150/month for 3–30 companies (search snippet). Intuit's own MCP server exposes 144 tools with full CRUD on 29 record types. A newcomer here starts 4,000 reviews behind.
On Airtable (why not start there)
Data Fetcher (solo, Andy Cloke) launched in Nov 2020, reached $10k MRR in Sept 2022 and $20k MRR in Sept 2023 (founder-reported), got 70–80% of customers from the Airtable marketplace, and priced from $12 up to $24/month. By 2025 it described itself as serving "hundreds of customers" and "5,000+ APIs". It owns the job.
Integration platforms everywhere
Zapier, Make and n8n cover row-by-row sync and trigger-based pushes. They are poor at "change 800 existing records safely, then prove it", which is the gap.
2.4 Vitamin or painkiller?
Painkiller, but an episodic one.
- The painkiller moment: "We imported 851 invoices into the wrong period, and voiding them one by one will take hours" (a real comment on Xero's bulk-void thread). Or: "The client's last bookkeeper coded 1,400 bills to the wrong account." That's billable time lost on a fixed-fee job, right now.
- The vitamin between moments: once the file is clean, the practice has no reason to open the tool until the next mess. That's why the scheduled monthly job and the month-end check matter (see 07).
- Test: if the product vanished tomorrow, what would a practice lose? For a bulk-void tool, nothing: it uses the free one. For the recommended wedge: the change logs on its client files, its scheduled imports, and the confidence to take on messy clients at a fixed fee.
2.5 Market size: venture-scale, lifestyle, or a feature?
Bottom-up SAM (rough, judgment):
- Xero-using practices in the UK, Australia and New Zealand: tens of thousands (unverified; Xero doesn't publish an advisor count in the sources found).
- Share that does cleanups or bulk work often enough to pay monthly: perhaps 10–20%.
- At ~$90/month blended: a few thousand paying practices is ~$3–6M ARR for the whole niche. SaasAnt's ~$4.7M across two ledgers (Latka estimate) is consistent with that ceiling.
Answer: a lifestyle business, and a feature Xero or an AI agent could absorb. Worth building only as a small, profitable, low-operations app. Not a venture market.
2.6 Geography
Xero is strongest in Australia, New Zealand and the UK. Pick the UK or Australia first (one, not both), price in local currency, and follow local data rules (UK GDPR, Australian Privacy Act). The US is QuickBooks territory, and Xero's US base is small.
