2. Market Reality Check

Competitor prices and platform features were checked on 30 Sept 2026 from the vendors' own pages where possible. Confidence levels and sources are in 10. Market-size figures for India are analyst estimates. Re-verify them before quoting externally.

2.1 Who exactly is the buyer?

"Subscription businesses" isn't a buyer. Split by what the business can pay and how much involuntary churn it has:

SegmentInvoluntary churn (Recurly, July 2026) ¹Revenue lost to failed paymentsWillingness to pay for dunningPain score (1–10)Verdict
Enterprise SaaS (>$250 revenue per customer)0.18 (vs 3.54 total)Tiny. Invoices, bank transfers, finance teams chase manually.Low. They have AR staff.3Avoid. Almost no involuntary churn.
Mid-market SaaS on Stripe or Chargebee1.06 (vs 3.22 total)Real, but Stripe and Chargebee cover much of it$100–500/mo6Crowded: Churnkey, Churn Buster, Baremetrics, Stripe native.
Indie SaaS under $20k MRR on Stripe~1$100–500 a month$20–70/mo, or a share of recovery4Too small, too many tools, too much churn.
D2C subscription boxes on Shopify1.38 (ecommerce)High, with cheap debit cards and insufficient funds$250–600/mo8Churn Buster's core. FlyCode is a Shopify partner.
Indian subscription businesses on Razorpay (edtech, content, SaaS, D2C refills, fitness)Unverified. Education and digital media are the two highest verticals on Recurly (1.69 and 1.59).Likely high: mandate failures, UPI mandate cancellations, ₹15,000 extra-authentication limit₹2,500–15,000/mo if the rupees are proven7Best buyer for a new entrant. No global tool integrates.

¹ Recurly labels these "median annual churn rates". The values look like the monthly benchmarks quoted elsewhere, so this review uses the share of churn that's involuntary (~33–35%), which holds either way. See 10.

Overall pain score for the product as described: 5/10. The pain is real, but the as-described buyer already has a free or cheap fix. For Razorpay merchants: 7/10. The pain is real, silent (most don't know their number), and has no specialist fix.

2.2 Native platform tools (free, and your biggest threat)

PlatformWhat it does natively (verified unless marked)What's left for a third party
Stripe BillingSmart Retries (AI timing, recommended 8 tries in 2 weeks), automatic reminder emails, card account updater, expiring-card emails, cancellation surveys, up to 3 recovery automations. All included in the 0.7% Billing fee. Claims $8.2bn recovered in 2025, 55% of failed payments recovered on average, $14 recovered per $1 spent. Doesn't retry India-issued cards.SMS and WhatsApp, better copy, cancel flows, B2C lift (one vendor says B2C recovers only 25–35% on Stripe native). A dozen tools already sell this.
Paddle BillingSince 9 Jan 2025, every account gets up to 7 retries over 30 days by default. Paddle Retain (the former ProfitWell Retain) adds optimised emails (up to 4), in-app notices, SMS, algorithmic retries, cancel flows and term optimisation, "at no extra cost" for Paddle Billing.Almost nothing. The merchant would pay you for something Paddle gives away.
Lemon Squeezy4 retries over 2 weeks, an email on each failure, a customisable dunning sequence after the final failure, and a hosted update-payment page. No API to retry a charge (medium confidence). Being folded into Stripe Managed Payments (Jan 2026 update).Better emails and SMS only. The base is small and moving to Stripe.
Razorpay Subscriptions"Smart Payment Retries" (count and timing not published), customer email on failure with a card-update option, pending → halted states. Supports cards, UPI Autopay and e-mandates (Aadhaar, netbanking, debit card).WhatsApp outreach, UPI pay-now links, mandate-health monitoring, multilingual copy, a proven recovery report. No global dunning tool lists Razorpay.
Shopify subscription apps (Recharge, Skio, Loop and others)Each app has its own retry settings and emails (not verified per app). The subscription app owns the billing attempt.Covered by Churn Buster (15+ Shopify-side integrations) and FlyCode (Shopify preferred partner).

Chargebee (with Razorpay)Full billing system, priced separately—Razorpay supportedHas dunning with Razorpay. A heavy switch for a small Indian merchant already on Razorpay Subscriptions.

Pricing pattern: the established bootstrapped players (Churn Buster, Churnkey, Stunning, Baremetrics) all charge a flat fee by volume. Performance pricing is used by newer or funded entrants, and by indie tools trying to remove signup friction. Flat pricing avoids arguments about attribution. Recommended: flat, with a holdout-backed guarantee.

2.4 Which wedge? The comparison

WedgeNative coverageSpecialist competitionAPI access for retriesPrice the buyer paysMarket sizeScore

Razorpay + UPI AutopayBasic retries, email on failureNone foundWebhooks and payment links likely. Retry trigger unverified.₹2,500–15,000Small (unverified)6/10

Pick: Razorpay Subscriptions and UPI Autopay, in India. It's the only wedge where native coverage is thin, no specialist integrates, and the local rules and channels (WhatsApp, UPI) reward a local product. Its weaknesses are a small market and rupee pricing, and they set the ceiling on this whole idea.

2.5 Market size

Bottom-up (analyst estimate, not verified):

  • Indian businesses billing recurring subscriptions through Razorpay at ₹5 lakh or more a month: guessed at 2,000–4,000. Razorpay doesn't publish this. It's the most important number to check (see 09).
  • At ₹6,800 a month blended, that's **₹16–33 crore a year ($1.9–3.7M ARR)** of total addressable spend on this wedge.
  • $20k MRR (~$250k ARR) would be ~7–13% of it. A new entrant winning that share in 24 months is possible, but it's a stretch.

Widening the market (from month 12, only after the gate):

  • Cashfree and PayU subscription merchants: the same rules and the same WhatsApp channel. They'd need new integrations.
  • Indian SaaS selling on Stripe to Indian customers: Stripe doesn't retry India-issued cards (verified), so these accounts have a known gap.
  • These could roughly double the market. They don't make it venture-scale.

Answer: as described, a feature of every billing platform, and increasingly given away. The Razorpay wedge is a small, profitable business: comfortable at $5–10k MRR, a stretch at $20k, and not venture-scale.

2.6 Vitamin or painkiller?

A painkiller, with a catch: the merchant often can't feel the pain.

  • Failed renewals are lost money, and the number can be measured to the rupee. That's why dunning sells on ROI.
  • But most small merchants have never measured it, and they assume the gateway "handles retries". The free leakage audit exists to make the pain visible.
  • The test: if RecoverPay disappeared tomorrow, how many rupees would the merchant lose next month? If your holdout-backed report can't answer that, you're a vitamin.

2.7 India specifics that shape the product

  • 24-hour pre-debit notification before every recurring charge on Indian cards and mandates. Retries are slower and fewer, so timing tricks matter less.
  • Extra authentication above ₹15,000 a charge. High-ticket annual renewals fail if the customer doesn't approve. Warn them in advance.
  • UPI Autopay mandates can be cancelled by the customer in their UPI app. Treat a cancelled mandate as a save opportunity before the renewal date.
  • UPI is about 80% of retail payments in India (Razorpay's claim). A "pay now by UPI" link is the fastest recovery path.
  • Channels: WhatsApp utility templates need opt-in. SMS needs TRAI DLT template registration. Email is the weakest channel for Indian consumers (assumption, not verified).
  • A reported new RBI "Digital Payments E-mandate Framework, 2026" (21 Apr 2026) came from a secondary source and is unverified. Read it before building.
