Why a ladder instead of one target
Like the other ideas in this portfolio, this one is scored at six MRR levels by month 24, not against one fixed number. B2B micro-SaaS outcomes are skewed: many products stall at a few customers, some reach a comfortable monthly figure, and few break out. The ladder shows how likely each level is, and what each level costs in hours.
The anchor: no verified base rate
There is no verified base rate for bootstrapped B2B micro-SaaS.
- RevenueCat's State of Subscription Apps 2026 (17.3% of new apps reach $1k a month within 2 years, 4.6% reach $10k) is the base rate used for the consumer ideas in this portfolio. It covers mobile consumer apps, which sell through app stores to individuals. It doesn't carry over to a B2B tool sold to merchants.
- No public dataset tracks what share of B2B micro-SaaS launches reach a given MRR. Indie Hackers and MicroConf surveys are self-selected, because products that fail rarely report.
So the odds below are judgment estimates, anchored to three facts instead:
- The category supports bootstrapped companies near $1–2M a year. Churn Buster (~$996K in 2020,
11 staff), Churnkey ($1.7M in 2025, 15 staff, ~300 customers), all Latka estimates. Stunning has operated since 2012. - The product sells on a visible money outcome. That lifts conversion above most micro-SaaS.
- The recommended market is small and prices are low. Indian merchants pay in rupees, and the number of qualifying merchants is unverified. That pushes the upper rungs down.
Odds at each MRR level (reached by month 24)
| MRR at month 24 | Base rate | As described (all "underserved" platforms, global) | Paddle + Lemon Squeezy only | Indie Stripe SaaS, share of recovered revenue | Shopify subscription apps | Recommended: Razorpay + UPI Autopay, ~15 hrs/week | Recommended: Razorpay + UPI Autopay, full-time |
|---|---|---|---|---|---|---|---|
| $1k | No verified base rate | 30% | 15% | 30% | 20% | 50% | 65% |
| $3k | No verified base rate | 15% | 6% | 14% | 10% | 32% | 45% |
| $5k | No verified base rate | 9% | 3% | 8% | 6% | 22% | 34% |
| $10k | No verified base rate | 4% | 1% | 4% | 3% | 11% | 20% |
| $20k | No verified base rate | 1.5% | <0.5% | 1.5% | 1.5% | 4% | 9% |
| $50k | No verified base rate | <0.5% | <0.5% | <0.5% | <0.5% | 1% | 2% |
The four alternative columns assume full-time effort. At ~15 hrs/week, multiply them by about 0.7.
Recommended means the Razorpay and UPI Autopay wedge in WHAT-TO-DO-AND-AVOID.md, with the 3 conditions met:
- access to 20 Indian subscription operators within 30 days;
- payments-integration skill and security discipline;
- 5 paid audits or pilots before building.
If any one condition is missing, multiply the recommended odds by about 0.65.
Notes on the alternatives:
- As described spreads one small team across five integrations, most of which have a free native answer or an established specialist. It sells into the most crowded part of the market (Stripe) with no angle.
- Paddle + Lemon Squeezy only is the worst option. Paddle Retain is free for Paddle Billing merchants (verified). Lemon Squeezy has no API to retry a charge (medium confidence), already sends dunning emails, and is being folded into Stripe Managed Payments. At least one indie tool ("Rescue") already targets exactly this pair.
- Indie Stripe SaaS at a share of recovered revenue has the easiest integration and the most competition. Rechurn charges 15% of recovered revenue, Redux charges only on lift above Smart Retries, and FlyCode, Slicker and Revaly all use performance pricing. The maths is thin: Rechurn's own example shows about $459 a month extra recovered on $10k MRR, which is about $69 a month at 15%. You'd need about 290 such customers for $20k.
- Shopify subscription apps is Churn Buster's core market (Recharge, Skio, Loop, Stay AI, Smartrr, Ordergroove and more), and FlyCode is a named Shopify partner. You'd also need an integration per subscription app, because the subscription app owns the billing.
These are judgment estimates, not computed statistics.
How to read the ladder
- $1k–3k is a realistic outcome. 15–40 merchants, found by hand, each seeing rupees recovered.
- $5k–10k needs a repeatable channel. 65–130 merchants means the Razorpay partner listing, the quarterly failure report and steady founder-led sales all working.
- $20k and above needs a second rail. About 270 merchants may be around a tenth of the Indian Razorpay subscription market that can afford the product (estimate; see 02).
- The odds fall fastest between $5k and $10k. That's where warm intros run out.
Portfolio definitions (for comparison with other ideas)
| Tier | Definition | Recommended, ~15 hrs/week | Recommended, full-time | As described |
|---|---|---|---|---|
| Tier A (venture) | $1M ARR within 36 months, ≥70% gross margin, ≥50% month-12 logo retention | <1% | ~1% | <0.5% |
| Tier B (profitable business) | $20k+ MRR within 24 months, profitable, ≥80% gross margin, ≥70% month-3 retention | ~3% | ~8% | ~1% |
Gross margin isn't the constraint here: messaging and hosting are cheap, so ~88–92% is realistic. The constraints are market size and month-3 retention for merchants who decide the problem is "fixed".
How this compares with the other ideas in this portfolio:
- Higher than the consumer ideas at $1k–5k. The buyer is a business, the product pays for itself in visible money, and you need only 15–65 customers.
- Lower than the B2B ideas at $20k. CreatorDesk and TripDesk sell into larger markets. This wedge is small and priced in rupees.
- What it offers instead: first revenue within 30 days (paid audits), a product that runs itself once set up, and very high gross margin.
Fundable in current form?
No. The as-described version has no wedge: every platform named is served free by the platform or by an established tool. The Razorpay version is a good small business with a visible ceiling, and a venture investor would ask "why won't Razorpay ship this?" and get no convincing answer. See 06-fundability.md.
One-paragraph verdict
Dunning is a real painkiller: money is leaking, the leak can be measured, and a fix shows up in the bank balance. That's why bootstrapped companies like Churn Buster and Churnkey have reached $1–2M a year. But the premise, that Paddle, Lemon Squeezy, Stripe and Shopify are underserved, doesn't survive research. Paddle gives recovery away. Stripe bundles it and has a dozen tools on top. Shopify subscriptions belong to Churn Buster. Lemon Squeezy is being absorbed into Stripe and doesn't let you retry. Razorpay is the one real gap. UPI Autopay and RBI e-mandate rules create India-specific failures, no global tool integrates, and Indian customers answer WhatsApp, not email. Build for that. Prove every rupee against a holdout group. Expect $3–10k MRR as the realistic range, and treat $20k as a stretch that needs a second payment rail and a sales hire.
