5. Pre-Mortem: It's September 2028 and InvoiceBridge Is Dead

Date: 30 Sept 2026 · InvoiceBridge (working name) · Back to WHAT-TO-DO-AND-AVOID.md

Three most likely causes of death, ranked by probability. They compound: #1 usually causes #2.

Cause #1: The gap closed before the wave peaked (probability ~40% of failure cases)

What happened. In March 2027, Shopify announced a French e-invoicing partnership with a large PA, as PrestaShop had done with Pennylane. In May, Sufio shipped B2C e-reporting to its large installed base. By the June–August 2027 rush, merchants searching the App Store found two established names with hundreds of reviews and a Shopify badge. InvoiceBridge had 14 reviews. Installs came in at a third of plan, and most were micro-stores in VAT franchise that left for a free PA after the first bi-monthly report.

Early warning signs

  • Shopify's French blog or changelog mentions a PA by name.
  • Sufio's France page stops saying e-reporting is "planned".
  • Pennylane, Qonto or Tiime launch a Shopify app with order sync.
  • Your install-to-paid rate falls below 20% while install volume rises (people are comparing).

Fixable? Partly. You can't stop Shopify. You can:

  • be listed with 20+ reviews before spring 2027;
  • own the Shopify-specific checks (shipping VAT, numbering, B2B split) that a generic partner integration won't do well;
  • win the accountants who pick tools for their clients;
  • treat a native deal as an exit moment: PAs pay for installed merchants.

Cause #2: Merchants wouldn't pay more than free (probability ~35%)

What happened. Merchants' accountants told them to take the free PA the firm already used (Tiime, Pennylane). A CSV export from Shopify every 10 days was annoying but free. InvoiceBridge converted 12% of installs to paid at €19, and 60% of payers were micro-stores. Blended ARPA was €17, and monthly churn ran at 6% as small stores closed or moved to free options. At 6%, the ceiling on ~€300 new MRR a month was ~€5k.

Early warning signs

  • Fewer than 7 of the first 20 pilot calls end in a €49 payment.
  • More than half of installs come from stores in VAT franchise.
  • Merchants ask "why not just use Tiime?" and you don't have a one-line answer.
  • Monthly revenue churn above 5% after month 6.

Fixable? Yes, if caught early. Move the target to merchants with B2B orders and mixed VAT, raise Essentiel to €24 with a narrower order cap, and lead with the shipping-VAT audit (money back) rather than compliance (fear). Don't fix it with a free plan.

Cause #3: Partner, liability or date shock (probability ~25%)

What happened. One of three things.

  • (a) Partner shock. The white-label PA raised its per-transaction price in 2027 as volumes rose, or merged into a larger group and changed terms. Gross margin dropped from 84% to 71%.
  • (b) Liability event. A refund-handling bug double-reported €40k of B2C sales for 30 merchants over two months. Accountants posted about it in a French forum. Installs stopped.
  • (c) Date slip. The government pushed the small-business date to 2028 in spring 2027 (France has slipped this reform before). The wave moved outside the 24-month window, and the merchants who had installed early cancelled until "it's actually required".

Early warning signs

  • No written price lock with the partner, or a partner with fewer than 10 staff and no other software-vendor clients.
  • No nightly reconciliation between Shopify and what was reported.
  • Parliamentary amendments or ministry statements about "assouplissement" (easing) for small firms.

Fixable? Mostly.

  • (a) Sign a 24-month price lock and keep the connector PA-agnostic so you can move.
  • (b) Reconcile nightly, hold reports that don't reconcile, carry professional indemnity insurance, and never compute tax.
  • (c) You can't fix a slip, but you can survive it: keep costs near zero and keep the free tools collecting search traffic.

Honourable mentions (less likely, still real)

  • Founder-market fit gap. Without French, support becomes slow and merchants notice. It's a condition, not a nice-to-have.
  • Shopify app review delays during the 2027 rush pushed the listing past the peak.
  • Accountant hostility. Some accounting firms will want clients on their own PA and discourage third-party apps. That's why the accountant dashboard matters.
