Start this week

  1. Tell me your hours per week, whether you (or a partner) read and write French, and whether you can pay an expert-comptable for a 2-hour review.
  2. Email 4 white-label PAs (B2Brouter, Iopole, Seqino, FactPulse) asking for partner API docs, sandbox access, e-reporting support and a per-transaction price at 100 and 1,000 merchants.
  3. Read the Shopify community thread on French e-invoicing and list 30 French Shopify merchants with B2B customers (look for "professionnels", "revendeurs" and "grossiste" pages). Book 10 calls.
  4. Build a one-page French site: "Votre boutique Shopify conforme à la réforme 2027 : e-reporting et factures électroniques", with a waitlist and the €49 pilot offer.

Checkpoints and kill gates

Decide in advance what counts as on track. Missing a checkpoint means changing the buyer or the offer, not adding features.

  1. Day 30

    ~15 hrs/week

Partner PA signed, sandbox working, wholesale price ≤10% of plan price

    Full-time

    Same

    If you miss it

Try a second PA once. No partner at ≤15% by day 45 means stop.

  2. Day 45 (kill test)

    ~15 hrs/week

7 merchants paying the €49 pilot

    Full-time

10 merchants paying the €49 pilot

    If you miss it

Switch segment once (Shopify merchants with B2B trade customers only). Missing twice means stop.

  3. Day 90

    ~15 hrs/week

App submitted to Shopify. 12 paying.

    Full-time

    App submitted. 20 paying.

    If you miss it

Cut to e-reporting only. Drop B2B until reviews come in.

  4. Month 6 (Mar 2027)

    ~15 hrs/week

    $700 MRR

    Full-time

    $1.5k MRR

    If you miss it

Pivot A: sell to accountants (multi-client dashboard). Pivot B: WooCommerce instead of Shopify.

  5. Month 12 (Sept 2027, the deadline)

    ~15 hrs/week

    $2k MRR, 20+ reviews

    Full-time

$5k MRR, ≥30% installs from free tools

    If you miss it

Stop adding features. Fix onboarding, rejections and support.

  6. Month 18

    ~15 hrs/week

    $2.5k MRR, revenue churn ≤4%

    Full-time

    $7k MRR, churn ≤3.5%

    If you miss it

All effort into the single best channel (usually accountants).

  7. Month 24

    ~15 hrs/week

    $3k+ MRR

    Full-time

$8–10k MRR ($20k is the stretch)

    If you miss it

At ≥$2k with churn ≤4%: keep running it profitably, or sell it to a PA (they buy distribution). Below $1k: stop.

Do

  1. 1.Sell one job: "your Shopify store, compliant with the 2027 reform, without changing how you sell." B2C e-reporting plus B2B e-invoices, through one partner PA, set up in 15 minutes.

Target: Every visitor gets it in one line, in French

Why: Shopify "is not and will not become" a PA (forum, June 2026). A developer testing apps in Sept 2026 found "none handles the full journey end to end".

  2. 2.Lead with B2C e-reporting, not B2B e-invoices. Most French Shopify revenue is B2C. Every VAT-registered merchant must report it (every 10 days on the normal monthly regime, every 2 months in VAT franchise).

    Target: E-reporting live before B2B

Why: Sufio, a well-known Shopify invoice app, does B2B only and lists e-reporting as "planned". That's the gap, and it recurs 3 times a month.

  3. 3.Target French merchants with €100k–5M revenue and some B2B orders (wholesale, trade, pro customers).

Target: ≥50% of paying merchants on Pro or Plus by month 12

Why: They have both duties, messy VAT and an accountant who will check. Micro-stores in VAT franchise pay €0–9 and churn.

  4. 4.Resell one PA through a white-label API. Never become a PA. Sign one partner by day 30. Keep the connector PA-agnostic inside, so you can switch.

Target: Partner cost ≤10% of revenue

Why: A PA needs ISO 27001, SecNumCloud-qualified hosting and an audit. 149 are already registered. You can't win there.

  5. 5.Fix the Shopify-specific errors before they're reported: invoice numbering in issue order, VAT on shipping split by product rate, the four new mandatory mentions (buyer SIREN, transaction type, VAT-on-collection option, delivery address).

Target: Every report passes a pre-check. Zero rejections sent silently.

Why: A Shopify dev measured "0 to 8% of VAT over-declared" from the shipping-VAT default. That's a money outcome you can show.

  6. 6.Sell before building. Offer a €49 "compliance audit + pilot" to 10 merchants: you pull their Shopify data, show the reporting and VAT issues, and run their first reports by hand through the PA sandbox.

Target: 10 paying by day 45 (kill test)

Why: It proves merchants will pay a Shopify app rather than their accountant's free PA plus a CSV.

  7. 7.Get into the Shopify App Store by spring 2027, with French listing copy and French reviews.

Target: Listed by month 5, 20+ reviews by month 10

Why: Reviews compound. Merchants search the store in the 6 months before a deadline. Late means invisible.

  8. 8.Recruit accountants and Shopify agencies as the second channel. Give experts-comptables a free read-only dashboard of their clients' reports and rejections.

Target: 10 referring accountants by month 9

Why: In France the accountant chooses the tools. Fight them and you lose. Make their month-end easier and they send clients.

  9. 9.Publish free French tools and pages: "Suis-je concerné par l'e-reporting ?" checker, a Shopify VAT-on-shipping audit, and a deadline calendar by VAT regime.

Target: 3,000 tool uses a month by month 9. ≥40% of installs come from them.

Why: Search intent peaks before the deadline, and it works while you're offline.

  10. 10.Price in euros, through Shopify Billing, with annual plans. Essentiel €19, Pro €39, Plus €89. Free 14-day trial, no free plan.

Target: Blended ≥€30. ≥35% of revenue on annual plans by month 12.

Why: Free PAs anchor at €0. Your price must buy the Shopify-specific fixes and support, not the transmission.

  11. 11.Automate operations from day 1: self-serve install, status page, rejection alerts by email, French help center, email-only support with a 1-business-day promise.

Target: Support under 2 hrs/week per 50 merchants

Why: It keeps the product workable at ~15 hours a week through the Sept 2027 spike.

  12. 12.Keep liability narrow in writing. You transmit what Shopify holds, flag anomalies and never "calculate tax". EU hosting, DPA, professional indemnity insurance.

Target: Terms, DPA and insurance in place before the first live report

Why: Wrong VAT reported to the DGFiP is a liability event. Your promise is "transmitted, validated, traceable", not "tax-correct".

Avoid

  1. 1.The generic pitch: "any tool, any mandate"

Why: Every major platform and mandate already has several connectors. Stripe → KSeF alone has 5+ apps (S2K, Stripto, KSeFSync, Striplo, Fakturownia).

  2. 2.Belgium Peppol for Stripe or WooCommerce sellers

Why: Live since 1 Jan 2026, and the market has chosen. Billit is Stripe's preferred partner, WooCommerce has 4+ Peppol plugins, and Quaderno reportedly shipped Belgian Peppol in Jan 2026. DocPress already plans Belgium as its expansion.

  3. 3.Poland KSeF

Why: Live since Feb/Apr 2026. The government API is free, so the barrier is zero and the Polish invoicing tools (Fakturownia, inFakt, wFirma) already integrate. Polish-language market.

  4. 4.India IRP

Why: The ₹5 crore threshold is unchanged since Aug 2023. Tally, Busy and Zoho generate IRNs natively, and GSP prices are paise per invoice. No new wave.

  5. 5.Becoming a PA or Peppol access point

Why: ISO 27001, SecNumCloud-qualified hosting, a conformity audit, and 149 incumbents. OpenPeppol fees alone are ~€4.4k in year one.

  6. 6.Storecove or Invopop as the partner at launch

Why: Storecove doesn't publish prices (directories cite ~€495/month minimums, unverified). Invopop Pro is €500/month plus €300/month per government app. At 30 customers, that's your whole revenue.

  7. 7.Calling anything "tax advice" or "guaranteed compliant"

Why: Say "transmitted via [PA], validated against the format rules, with a full audit trail". The tax result is the merchant's and their accountant's.

  8. 8.Computing VAT yourself

Why: Flag anomalies (shipping VAT, numbering gaps). Let Shopify's tax settings or the accountant fix them. Recomputing tax makes you liable for it.

  9. 9.Micro-stores in VAT franchise as the main market

Why: They report every 2 months, pay the least, compare you with free PAs (Tiime, Abby, Pennylane micro) and close most often.

  10. 10.Marketplaces (Amazon, Cdiscount, Etsy, Vinted) in v1

Why: Deemed-supplier rules mean some flows must be excluded from the merchant's own report. Getting it wrong double-declares VAT. Add it after Shopify retains.

  11. 11.A second platform (WooCommerce, PrestaShop) before $3k MRR

Why: PrestaShop has a native Pennylane partnership. WooCommerce has B2Brouter (itself a PA) from €15/month and several plugins.

  12. 12.A free plan or lifetime deal

Why: Free PAs already own €0. Lifetime deals turn a recurring legal duty into one payment.

  13. 13.Paid ads before month 6, and raising money

Why: Search and the App Store are free and deadline-driven. $3–10k MRR needs no outside money, and funded players (Pennylane, Qonto) will outspend you anyway.

  14. 14.Adding features when a checkpoint fails

Why: A miss means the wrong merchant segment, the wrong partner price or the wrong channel. Change that first.
