2. Market Reality Check
Competitor prices come from vendor pages up to 30 Sept 2026 (10). Several PCA-market figures (firm count, fees, loan count) could not be verified because the research run hit the shared search limit. They're marked as estimates. Re-verify them before using them externally.
2.1 Which specialty? Five candidates, scored
The catalog asked for one specialty inspection with mandated forms. Five candidates were scored on the same six tests. Each is scored 1–5, where 5 is best for a bootstrapped founder.
| Test | General home inspection | Florida 4-point + wind mitigation | Sewer scope | Pool/spa and mold | Multifamily lender PCA |
|---|---|---|---|---|---|
| Form mandated by a regulator or payer | 1. State standards of practice, but no set form. | 5. OIR-B1-1802 (Rev 04/26, required from 1 Apr 2026). Citizens 4-point form Insp4pt 03 25 and roof form. | 1. None found. | 1. None found. | 5. Fannie Mae Form 4099 series, Freddie Mac Form 1105, ASTM E2018-24. |
| Room left by Spectora and others | 1. Spectora (12,000+ inspectors), HomeGauge, ISN, HIP, Palmtech, ReportWalk. | 1. In Spectora's base plan. Also HIP, ISN, Palmtech, HomeGauge, WindSurance, QuickFill, 4pointinspectionform, EZ Home Inspection. | 1. Spectora sells it as an add-on service. | 2. Handled as custom templates in the same tools. | 4. Generic tools only (Layer, Kykloud, HappyCo). None found marketing 4099 or 1105 output. Big firms build their own. |
| Fee per report (price tolerance) | 3. $300–600 (unverified). | 1. $75–150 wind mit, $100–200 4-point. | 2. $125–500. | 2. Low hundreds (unverified). | 5. Low thousands (unverified). |
| Pain with a price tag | 2. Solved. | 2. Form revisions are a nuisance, but vendors ship updates within weeks (HIP had Rev 04/26 ready). | 2. Video handling. | 2. | 4. Hours of Word and Excel per report, reserve tables, reviewer bounce-backs, form redlines in 2022, 2024, 2025 and 2026. |
| Reachable buyers | 4. Facebook groups, InterNACHI. | 4. ~4,800 licensed Florida home inspectors (secondary source), plus other qualified signers. | 4. Same inspectors. | 3. Same inspectors, plus mold assessors. | 2. Small, credentialed group. Reachable only with industry access. |
| Volume and durability | 4. Tied to home sales. | 4. Every Citizens application on a 20+ year home. State-funded inspection programs. | 3. Tied to home sales. | 2. Seasonal and niche. | 3. GSE caps of $146B (2025) and $176B (2026). Rate- and policy-sensitive. |
| Total (of 30) | 15 | 17 | 13 | 12 | 23 |
Choice: software for small and mid-size US firms writing multifamily lender PCAs (Fannie Mae, Freddie Mac, then HUD and bank/CMBS).
Florida is the tempting runner-up, and it's a trap. It wins on mandate and volume, and loses on the one test that matters: Spectora already does it. A newcomer would be the ninth tool selling the same government PDF to inspectors who earn $75–200 per job.
2.2 Who exactly is the buyer?
"Commercial inspectors" is not one buyer. Split it by what each group needs and can pay:
| Segment | Rough size (US, loose estimate) | Software they use today | Willingness to pay | Pain score (1–10) | Verdict |
|---|---|---|---|---|---|
| Solo PCA engineer or field assessor (subcontracts to firms) | Hundreds (unverified) | Word, Excel, the hiring firm's template | $100–200/mo | 6 | Viable as the Solo plan. Useful as a channel into the firms they work for. |
| Small and mid-size PCA / due-diligence firm (2–30 assessors) | Low hundreds (unverified) | Word boilerplate, Excel reserve tables, sometimes a generic field app | $300–900/mo per firm | 8. Every report is rebuilt by hand, reviewed by a senior engineer and often bounced by the lender. | Best buyer. A principal who signs reports and feels every lost hour. |
| National due-diligence firm | A dozen or two (unverified) | In-house systems | High, but they build | 5. Already solved in-house. | Avoid. Procurement, security reviews and custom demands. |
| Multifamily lenders and their reviewers | ~20–30 DUS and Optigo lenders (unverified) | Ordering platforms, spreadsheets | High | 6. They receive the reports. | Not the buyer. A clean-report reputation with reviewers is a channel. |
| Owners and asset managers doing capital planning | Very many | Facility-condition software (Kykloud, others) | Medium | 5 | Different product. Avoid. |
Overall pain score for the recommended buyer: 8/10. For the idea as described: 3/10. Residential inspectors' reporting pain is already solved.
2.3 Competitors and incumbents
Residential inspection software (why "as described" fails)
| Tool | Price | What it covers | Why a customer would or wouldn't switch to you |
|---|---|---|---|
| Spectora | $109/mo, +$99 per inspector, Advanced $4/inspection | Reports, scheduling, agreements, payments, automation, Florida wind mit and 4-point, WDI, NPMA-33, sewer add-on | Won't switch. Market leader, 12,000+ inspectors, ~$30M ARR, PE-backed. |
| ISN, HomeGauge, Home Inspector Pro, Palmtech | Subscriptions | Full inspection workflow, Florida templates (ISN added Citizens 4-point in 2024; HIP shipped Rev 04/26) | Each has a loyal base. No reason to switch to a newcomer. |
| WindSurance, QuickFill, 4pointinspectionform.com | $395–536.50 one-time (WindSurance) | Florida insurance forms only, desktop and mobile | Cheaper than any subscription you could charge. |
| ReportWalk and other new entrants | Not read | New AI-era inspection software | Proof that "a newer, cheaper Spectora" is already being tried. |
PCA and condition-assessment tools (the real competition for the wedge)
| Tool | Price | What it covers of yours | Why a firm would or wouldn't switch |
|---|---|---|---|
| Word + Excel templates | Free | Everything, by hand | The real incumbent. It fails on form redlines, reserve math errors and reviewer bounce-backs. |
| Layer | Not shown | ASTM E2018-aligned PCA template on iPad, condition, remaining useful life, cost opinions | Closest found. Generic E2018, no Fannie or Freddie format found. Aimed at architects and owners. You win on lender format and QA checks. |
| Kykloud (Gordian) | Quote | Mobile surveying, capital planning | Built for owners' facility portfolios, not consultants' lender reports. |
| HappyCo asset evaluation | Quote | Property audits for owners and operators | Owner-side, not consultant-side. |
| In-house systems at national firms | n/a | Everything | Not your market. Their existence shows the job is worth automating. |
| Due-diligence ordering platforms (e.g. LightBox/EDR) | Not verified | Ordering and delivery between lenders and consultants | Watch them. A partner if they have an API, a threat if they add report writing. Not verified in this run. |
2.4 Vitamin or painkiller?
A painkiller for the PCA firm, a vitamin for everyone else.
- Painkiller: "Each Fannie report takes my assessor two days after the site visit. The reserve table is an Excel file someone broke last year. The lender sent back three reports this month for missing items, and Fannie changed the form again." That's billable hours lost and loan closings delayed.
- Vitamin: a nicer residential report, a faster Florida form. The inspector already has one that works.
- Test: if the product disappeared tomorrow, what would the firm lose? Its structured report history, cost library and form-version updates. That's what retains.
2.5 Market size: venture-scale, lifestyle, or a feature?
Top-down, the GSE flow is large. FHFA caps were $146B in 2025 and $176B in 2026. At an assumed average loan of $15–25M, that's roughly 6,000–10,000 GSE multifamily PCAs a year (estimate). Add HUD, bank and CMBS PCAs and the total is higher.
Bottom-up software SAM (rough):
- Firms writing lender PCAs in the US: low hundreds (unverified). Mid-size firms that would buy a tool: perhaps 150–300.
- Realistic spend per firm: $3,600–10,800 a year.
- SAM ≈ $0.5–3M ARR for GSE PCAs alone. Adding HUD capital needs and bank/CMBS PCAs perhaps doubles it.
Answer: a lifestyle-to-small business. Its ceiling for one founder is roughly $15–30k MRR, and higher only with a second report family. It's not venture-scale. That's fine for this portfolio's Tier B, and it's why the odds above $20k fall off sharply.
2.6 Geography
US only. The mandated formats are US agency formats. Canada (CMHC) and the UK have different regimes. Don't touch them before $10k MRR.
