5. Pre-Mortem: It's September 2028 and StoreComply Is Dead
Three most likely causes of death, ranked by probability. They compound: #1 usually causes #2.
Cause #1: Invisible in a clone category (probability ~45% of failure cases)
What happened. StoreComply launched in December 2026 as the 17th GPSR app. Its listing said roughly what the other 16 said. It had no reviews, so it ranked on page 2 for "GPSR". It got 15 installs a month, 3 converted, and 2 of those uninstalled after filling their metafields. It never reached 50 net installs on paid plans plus 5 reviews, so it never earned the Built for Shopify badge. Without the badge it never ranked. Meanwhile GCM and Complimus added supplier requests and marketplace exports, and kept their review lead. By month 12 MRR was $600, and the founder moved on.
Early warning signs
- Fewer than 30 installs in the first 60 days after listing.
- Fewer than 5 reviews by day 120.
- The listing's first screenshot shows "a GPSR block", not "412 products missing data, fixed".
- Install-to-paid below 10%.
- More than 70% of installs are single-brand stores, meaning the listing is attracting the wrong buyer.
Fixable? Yes, if it's done early. Fix the listing so it speaks to multi-brand retailers ("chase 40 brands for GPSR data automatically"). Launch in German first. Ask every pilot for a review. Build to Built for Shopify standards from the first commit, so the badge is only waiting on installs and reviews. After 9 months without reviews, it's usually too late. The category's rankings harden.
Cause #2: Set-and-forget churn (probability ~35%)
What happened. Merchants installed under pressure (a marketplace block, a cease-and-desist letter), ran the gap scan, filled their data through the supplier portal, and then asked why they were still paying $49 a month. The data lived in native metafields (the honest design choice), so the storefront kept working after uninstall with a theme edit. Monthly paid churn ran at 8–10%. At that rate, even 60 new paying merchants a month plateaus around $6k MRR. Store closures (common among small Shopify stores) added to it.
Early warning signs
- Month-3 paid retention below 70%.
- Supplier-portal requests per merchant fall to near zero after month 2 (the catalogue is "done").
- Weekly emails are opened but nothing is clicked.
- Uninstall reasons say "set up complete" or "don't need it any more".
- Most paying merchants add fewer than 10 new SKUs a month.
Fixable? Partly. You can't stop a finished job from ending. You can:
- pick the buyers whose job never finishes (multi-brand retailers adding SKUs weekly);
- add weekly value (gap scan on new SKUs, supplier chasers, Safety Gate recall matches, deadline alerts);
- push annual plans at a real discount;
- price by catalogue size, so small finished stores drop to the free plan instead of uninstalling.
You can't fix it for single-brand stores. Their job really does end.
Cause #3: The platforms or the rules moved (probability ~20%)
What happened. One or more of these:
- (a) Shopify extended its native GPSR support: standard metafields for manufacturer and responsible person, theme support, and a Markets-level "EU product safety" checklist. That made the storefront half of every GPSR app redundant.
- (b) Amazon and other marketplaces launched their own bulk supplier-data collection, removing the export value.
- (c) A merchant using StoreComply was fined over a missing or wrong warning. The merchant posted a one-star review blaming the app, and it became the first result in the listing.
- (d) A Shopify API or theme-extension change broke the storefront block across hundreds of stores, and a solo founder took 3 days to fix it.
Early warning signs
- Shopify changelog entries on metafield standards, product safety or Markets compliance.
- Marketplace seller-central announcements about GPSR bulk tools.
- Support tickets that begin with "the authority says…".
- An API version sunset with less than 60 days' work done.
Fixable? Partly.
- Build on the job the platforms won't do: collecting data from third-party brands across all of a retailer's suppliers.
- Never claim "compliant" or "guaranteed". Say "shows the information you provide". Keep the evidence PDF so merchants can prove what was displayed.
- Keep an on-call rule: storefront breakage is fixed within 24 hours.
Honourable mentions (less likely, still real)
- Founder hours. At ~15 hrs/week, support queues grow faster than features. One-star reviews for slow support kill a small app faster than missing features.
- Late to every wave. The withdrawal-button and GARAN waves are gone. If the next one (EUDR, the Digital Product Passport, e-invoicing) arrives and you launch 2 weeks before the deadline instead of 3 months before, you'll repeat Cause #1.
- Wrong language. An English-only app in a category led by German developers loses the market where compliance anxiety is highest.
- Delisting. Two GPSR apps have already left the store. Keep to Shopify's App Store rules: no dark patterns, accurate claims, a working free plan, and fast support.
