e-commerce retailers · ~$30 · last reviewed (next review by 29 Dec 2026) · 39 cited sources
Start this week
- Tell me your hours per week available, whether you've shipped a Shopify app before, and whether you (or someone you can pay) speak German.
- Build a list of 80 multi-brand EU Shopify retailers (toys, baby, home, beauty, sports, gifts), and book 20 calls for weeks 1–2.
- Set up the concierge kit:
- Register a Shopify Partner account ($19 one-time) and a development store. Check trademark and domain options for the name.
Checkpoints and kill gates
Decide in advance what counts as on track. Missing a checkpoint means changing the buyer or the offer, not adding features.
Day 45
~15 hrs/week
5 paid concierge pilots, 3+ willing to pay $49/month
Full-time
Same
If you miss it
Switch once to the EU rules bundle (GPSR + GARAN, free-plan volume, Growth upsell). If that misses too, stop.
Day 90
~15 hrs/week
Listed in English and German. 30+ installs, 8+ paying, 3+ reviews.
Full-time
50+ installs, 12+ paying
If you miss it
Rewrite the listing and tighten the segment. Don't add wedges.
Month 6
~15 hrs/week
$1k MRR, BFS applied, 10+ reviews, ≥70% month-3 retention
Full-time
$1.8k MRR
If you miss it
Pivot A: multi-channel sellers (marketplace export first). Pivot B: the EU rules bundle for single-brand stores.
Month 12
~15 hrs/week
$3k MRR, churn ≤5%, 25+ reviews, BFS held
Full-time
$5k MRR
If you miss it
Stop adding modules. Fix onboarding, weekly value and churn only.
Month 18
~15 hrs/week
$5k MRR
Full-time
$8k MRR
If you miss it
Put all effort into the single best install source (search, partners or deadline content).
Month 24
~15 hrs/week
$8k MRR, profitable
Full-time
$12k MRR, profitable
If you miss it
Above target: choose the second app (the next stair-step). $3k–target: run it profitably with limited weekly hours. Below $3k: run it as a small app, or sell it.
Do
1.Sell to multi-brand retailers only: 10+ third-party brands, 200+ SKUs, trading 1+ year, selling into the EU
Target: ≥70% of paying merchants fit this profile
Why: Single-brand stores solve GPSR once, for free, in a native metafield. Multi-brand catalogues have a weekly job.
2.Lead with GPSR catalogue compliance, one job only: gap scan, brand profiles, vendor rules, supplier request portal, storefront block
Target: Every merchant can say it in one line: "It gets GPSR data from all my brands and shows me what's missing."
Why: The generic block has 15 competitors. The supplier workflow has no competitor with a review base (research/10, R4).
3.Sell before building. Run a concierge catalogue fill (CSV, forms, email) for €149–299 one-off
Target: 5 paid pilots by day 45
Why: It proves the recurring pain before you spend 75 hours coding.
4.Build to Built for Shopify standards from the first commit: embedded, App Bridge, Polaris, theme app extension, Web Vitals
Target: Badge applied the week you reach 50 net paid installs and 5 reviews (target: month 5–6)
Why: Every top-10 Legal app has the badge. Without it, you don't rank.
5.Launch in German and English together. Add Dutch and French in months 7–12.
Target: ≥40% of installs from German-language search by month 6
Why: German makers lead the category (GCM, Revoq, GPSR Suite). Cease-and-desist culture makes compliance urgent there.
6.Make the free plan the gap scan ("412 of 1,930 products are missing a responsible person")
Target: ≥60% of installs run the scan within 24 hours
Why: It shows the problem in the merchant's own numbers, which the native metafield can't do.
7.Price by catalogue size and workflow: Free / $19 / $49 / $99. Push annual plans (2 months free).
Target: Blended ARPU ≥$30. ≥40% of payers on annual by month 12.
Why: The $12 norm doubles the merchants you need. The Growth tier is where the differentiator lives.
8.Store everything in native metafields and metaobjects. Make the workflow the value, not the storage.
Target: Zero data lock-in complaints
Why: It's honest, it earns trust with a compliance buyer, and it survives Shopify changes.
9.Give weekly value: new-SKU gap alerts, supplier chasers, later Safety Gate recall matches and deadline alerts
Target: Month-3 paid retention ≥70%. Monthly churn ≤5% after month 6.
Why: Set-and-forget churn is cause of death #2 (analysis/05).
10.Keep a verified deadline calendar, and be live 3–6 months before each wave
Target: One new module live ≥90 days before the next verified EU deadline
Why: Revoq launched 3 months before the withdrawal deadline and has 561 reviews. The late apps have single digits.
11.Partner with EU responsible-person services, consultants and DACH agencies
Target: 5 active partners by month 12. ≥15% of new paying merchants from partners by month 18.
Why: They have the non-EU and multi-brand clients, and they need software.
12.Ask every pilot and every "100% complete" merchant for a review. Never incentivise reviews.
Target: 10 reviews by month 6, 25 by month 12
Why: Reviews drive both ranking and the badge.
Avoid
1.Three wedges at once (GPSR + Prop 65 + B2B/customs documents)
Why: Three rulebooks, three competitor sets and three support queues on limited hours. Each loses to a focused app.
2.A generic "GPSR block" listing
Why: You'd be the 16th clone. The best GPSR-only app has 29 reviews after two years.
3.Single-brand stores and dropshippers as the target
Why: Their job ends after one afternoon, or they churn with their product tests.
4.B2B, customs or e-invoicing documents before $5k MRR
Why: Sufio has 13 years, 466 reviews, BFS and PEPPOL. Customs and e-invoicing errors carry real penalties. The mandate dates are unverified.
5.Prop 65 as a product
Why: California-only, one app with 18 reviews, rules unverified. At most, a free warning template.
6.Withdrawal-button, age-gate, terms-checkbox or accessibility apps
Why: Those waves are claimed by free apps with hundreds to thousands of reviews.
7."Guaranteed compliant", "legally approved" or any compliance promise
Why: You'd own the merchant's fine. Shopify's rules also ban false claims. Say "displays the information you provide".
8.AI-generated safety warnings shipped without human confirmation
Why: An invented or missing warning on an injury case lands on you.
9.Acting as the EU responsible person
Why: It's a regulated role with legal duties. Refer merchants to partners.
10.An English-only launch
Why: You'd miss the market where compliance anxiety and willingness to pay are highest.
11.Paid ads and cold email as channels
Why: They failed for DropCommerce. On a $30 app, the payback math never works.
12.Launching a module 2 weeks before a deadline
Why: The apps that launch 3 months early take the reviews. Late apps get single digits.
13.Raising money
Why: Nothing to finance. A 90%+ margin app with a free channel doesn't need it, and investors won't fund it.
14.Adding features when a checkpoint fails
Why: A miss means the wrong listing, segment or language. Fix that.
