8. If I Were You: The Next 90 Days (1 Oct – 29 Dec 2026)

The single most important thing

Get 5 Ohio driving schools paying at least $99/month (3 at ~15 hrs/week) for a hands-on booking and hour-records service before you write product code.

  • Segment: independent teen driver-ed schools in Ohio with 2–15 instructors.
  • Job: "Parents book drives online, instructors log them, no-shows get charged, and every student's hours are ready for the certificate."
  • How: a concierge version first. Use Airtable for the student hour record, Cal.com booking pages per instructor, and Stripe payment links for packages. You keep the records up to date for them. Charge from week 1. Automate only what you've done by hand 20 times.
  • Timing: October to December is the quiet season (assumed; confirm on calls). It's the best time to reach owners, and to be ready before the spring rush.

Week-by-week

WeeksGoalFull-time exit criteria~15 hrs/week exit criteria
1–2Discovery. Export 60+ schools from the Ohio DETS search. Call 40 owners (25 at ~15 hrs/week). Ask about their last busy week: how drives were booked, how hours are tracked, no-shows, what software they pay for, and whether a DanubeNet breach notice reached them. Decide on the DSAA conference (19–22 Oct).Top 3 pains written in the owners' own words, with dollar values. Ohio's record and certificate rules confirmed with 3 owners and the state.Same, from 15 calls.
3–4Concierge pilot. Offer 8 schools a done-for-you service: their students' hour records in Airtable, a booking page per instructor, package payment links, reminder texts. Charge $99/month.5 paying. If fewer than 3 will pay, the pain isn't real in Ohio. Change the state or school size, not the pitch.3 paying. Fewer than 2: same rule.
5–8Build the thin v1 (web and PWA only): student hour record with Ohio rules, instructor + car calendar, rule-aware parent booking, package checkout with deposits and no-show fees (Stripe Connect), instructor drive log with signature, SMS reminders, CSV import. Security basics from day one: 2FA, encryption, audit log, no permit numbers stored. Security page live.Pilots move from concierge to the app. Every pilot books all its drives in it.Build takes weeks 5–10. Pilots stay on concierge until then.
9–10Free acquisition hooks. A free student-hours tracker template, an "Ohio under-21 driver training rules for schools" page, a "DanubeNet alternative" page with a security comparison. Cold email the full Ohio list in batches of 50.300+ visits and 10+ trial signups from pages and email.150+ visits and 5+ trials.
11–12Measure and decide.10 schools on the app, each booking all drives in it for a month, ≥80% still paying after month 1, one money outcome per school (no-show fees collected, hours filled).5 schools, same rules.

Kill criteria (write these down now)

At day 90, if you have fewer than 5 paying schools (3 at ~15 hrs/week), or fewer than half of pilots book all their drives in the product, the wedge is wrong for this state. Don't add features. Change the state (Texas or Illinois) or the school size, once. If it fails twice, stop.

The one thing to stop doing

Stop describing it as a scheduler for "one narrow trade that books recurring appointments".

Say "driving schools" in the first sentence of everything: the name, the site, the email, the demo. A scheduler for any trade competes with Calendly, Acuity and Goldie, and the ceiling looks like Calday at $5.7k MRR. The trade-specific rules are the product.

A close second: don't build classroom content or an online course. Zutobi already has 100+ state videos. It's months of work, and it's the most tempting way to avoid calling owners.

What stays on the long-term roadmap (only after proof)

  1. Certificate-ready exports and a state inspection pack for Ohio (month 4–6).
  2. Waitlists, instructor pay reports, vehicle records (months 4–9).
  3. A second state rules pack (Colorado or Washington, from month 7).
  4. A disclosed payment platform fee on package payments (month 9+).
  5. Multi-location plan for regional schools (month 12+).
