7. What's Missing: The Gap Between Built and Paid, Renewed, Referred
Assumption: nothing is built yet. These are gaps between the idea and a business.
7.1 Gaps to pay
| Gap | Why it blocks payment | Fix |
|---|---|---|
| No defined buyer | "Clinics, dentists, therapists and salons" can't be priced, messaged or sold to | Indian dental clinics, 2–6 chairs, one city. See 02. |
| No pricing | None stated. The catalog's $30–100/month is a US band. | Starter ₹1,499, Clinic ₹2,999, Multi-site ₹5,999 a month. Annual at 10×. No free plan. Test in the pilot. |
| No quantified value | "Reduce no-shows" is every competitor's line | "Your no-show rate fell from X% to Y%, and we refilled Z slots: about ₹N back this month." Measured against the clinic's own 4-week baseline. |
| Free substitute | The receptionist + free WhatsApp Business app | Show the reception time saved (the morning phone round) and the refilled slots. Neither happens with the free app. |
| Trust | Clinics hand over patient names and phone numbers | DPA, clinic's own WhatsApp number, no clinical details in messages, 90-day deletion, a one-page security note. |
7.2 Gaps to renew
| Gap | Fix |
|---|---|
| "The problem feels fixed" after month 2 | The monthly report must keep showing the baseline next to this month's rate. |
| An EMR bundles reminders | Be the layer that works with any diary, and own refill and reporting, which EMRs do poorly (assumption). Partner with the EMR where possible. |
| Reception stops updating the diary | Make the unconfirmed list the receptionist's tool, not the owner's. Train reception at onboarding. |
| Number-quality or template problems | Locked templates, daily quality monitoring, proactive alerts. |
| No switching cost | Per-patient confirmation and no-show history, waitlists and 12 months of reports. Keep it modest; don't lock data in. |
7.3 Gaps to refer
| Gap | Fix |
|---|---|
| Nothing visible to other dentists | A small "Confirmed via RemindFlow" line in the patient message is weak. Better: a quarterly one-page "no-show benchmark for dental clinics in [city]" you share with IDA branches. |
| No referral economics | 1 free month for each paying referral. Trade partners get a revenue share (10–15%) for 12 months. |
| No community | Dentist WhatsApp groups and local IDA meetings. A 10-minute talk with real (anonymised) pilot numbers. |
7.4 Non-product gaps
Distribution
- Missing from the idea. The catalog lists "SEO by vertical", which works for US standalone tools like Apptoto, not for Indian dental clinics.
- Channels that could work: dental-supply reps and dental labs (they visit every clinic), local IDA branches, dentist WhatsApp groups, referrals, and later one EMR partnership.
- Channels that burn cash: Google and Meta ads to "clinics", cold calling across cities, marketplaces of WhatsApp templates.
Positioning
- Current: "appointment reminders to reduce no-shows". Generic, and every system says it.
- Better (example): "Tomorrow's patients confirm on WhatsApp by themselves, and cancelled chairs refill from your waitlist. See the no-shows you saved every month."
Sales motion
- Founder-led, in person, one city, for the first 35 clinics. A paid 30-day pilot at ₹999, then a monthly or annual plan.
- Self-serve onboarding only after 20 clinics have been onboarded by hand.
Compliance and legal
| Area | Requirement |
|---|---|
| WhatsApp Business policy | Opt-in from each patient, utility templates strictly transactional, no marketing inside utility templates, respect opt-outs. Tech Provider or partner route for onboarding clinic numbers (requirements unverified). |
| India data protection | DPDP Act 2023: the clinic is the data fiduciary, you're its processor. Status and dates of the DPDP Rules were not verified in this run. Keep data minimal. |
| SMS (if added) | TRAI DLT registration for sender IDs and templates. |
| Health information | No diagnosis, procedure or prescription in any message. Reminders only. |
| Payments (deposit links) | Links to the clinic's own Razorpay or UPI. Never collect or hold money. |
| US (out of scope) | HIPAA BAA, 10DLC registration, TCPA consent. Listed only to explain why the US is avoided. |
Team
- Not provided. Needed at minimum: one developer comfortable with the WhatsApp Cloud API and webhooks, and one person with dental-trade access. Without the second, the day-45 test can't run.
Metrics and instrumentation
Minimum set: baseline no-show rate per clinic, confirmation reply rate, no-show rate after switch-on, slots freed and refilled, message cost per clinic, founder hours per paying clinic, M1 and M3 retention, referral share.
