8. If I Were You: The Next 90 Days
The single most important thing
Prove, on 5 real Klaviyo accounts, that the saving is at least 3x the fee and that no buyers were lost, before you build the app.
- Segment: Shopify brands on Klaviyo with 25k–300k active profiles, in the US, UK, Canada or Australia, ideally reached through one Klaviyo agency.
- Job: "Stop paying Klaviyo for dead profiles, every month, safely."
- How: a paid concierge audit. You run a script against their Klaviyo account (read-only first), show the dead weight and the saving, run the suppression with a dry run and a 5% holdout, and report the result. Charge from week 2. Automate only what you've done by hand at least 10 times.
Week-by-week
| Weeks | Goal | Exit criteria |
|---|---|---|
| 1–2 | Discovery and the audit script. Talk to 10 Klaviyo agencies and 15 brands. Ask what they pay Klaviyo, how often they suppress, who does it, and whether they've lost buyers doing it. Build a read-only script: active profiles, never-engaged, no click/purchase/visit in 180 days, disposable and typo domains, $ at Klaviyo's price bands. | 10 conversations. The script runs on 2 real accounts. |
| 3–4 | Paid audits. Sell a $99 audit + first cleanup (refunded if the saving is under 3x the plan price). Run each with a dry run, customer approval and a 5% holdout. | 5 paid audits (full-time) / 3 (~15 hrs/week). Median saving ≥3x the fee. If under 2x on most accounts, the wedge is wrong: stop, or try Mailchimp auto-archive once. |
| 5–8 | Build the thin v1: Klaviyo OAuth app, the audit screen, 3 default rules with safeguards, dry run, weekly scheduled runs, suppression log and restore, holdout, monthly report email. Wholesale verifier for uncertain addresses. | Pilots move from concierge to self-serve. Every job runs unattended for 2 weeks without a manual fix. |
| 9–10 | Free acquisition hook. Publish the public bill audit, a "Klaviyo price at your profile count" calculator, and 10 search pages ("reduce Klaviyo bill", "suppress unengaged profiles Klaviyo", "Klaviyo active profiles explained"). Pitch 3 agencies on the Agency plan. | 50+ audits run by strangers. 1 agency trial. |
| 11–12 | Measure and decide. | 15 subscribers and $1k MRR (full-time), or 8 and $450 (~15 hrs/week). Holdout revenue ≤10% of the active list's per profile. Month-2 saving ≥1x the fee on most accounts. Hit it: keep going and build the agency dashboard. Miss it: see the kill criteria. |
Kill criteria (write these down now)
- At day 90, fewer than 8 subscribers, or
- month-2 saving under the fee on most accounts (the one-off pattern), or
- any holdout showing suppressed profiles buying at more than a quarter of the active rate.
If you hit any of them, don't add features. Change the platform (Mailchimp), the channel (agency-only) or stop.
The one thing to stop doing
Stop thinking of this as "email verification".
Verification is the part you buy wholesale at a fifth of a cent. Building your own SMTP engine, adding Brevo, Kit and five other connectors, or chasing "99% accuracy" all feel like progress. They put you in a price war with Bouncer, ZeroBounce and Mailfloss, who are already there. The product is the smaller Klaviyo bill and the proof that no buyers were lost.
A close second: stop planning credit-based pricing. Credits are bought once. You need something that renews.
What stays on the long-term roadmap (only after proof)
- Signup-form verification and bot blocking (month 3–4).
- Agency dashboard and white-label report (month 5–6).
- Klaviyo integrations-directory and Shopify App Store listings (once the app retains).
- Mailchimp auto-archive of unsubscribed and dormant contacts (after $5k MRR).
- Deliverability trend section in the report (never a separate product).
