7. What's Missing: The Gap Between Built and Paid, Renewed, Referred
Assumption: nothing is built yet. So these are gaps between the plan and a business.
7.1 Gaps to pay
| Gap | Why it blocks payment | Fix |
|---|---|---|
| No defined buyer | "Anyone with a list" can't be priced or reached | Shopify brands on Klaviyo with 25k–300k active profiles, in the US, UK, Canada and Australia, plus the agencies that run their email. |
| No quantified promise | "Cleaner list, better deliverability" doesn't justify a card on file | "Cut your Klaviyo bill by $X a month without losing a buyer, and we prove it with a holdout." |
| Commodity pricing (credits) | Credits invite price comparison with Bouncer at $0.002 | Profile bands with a clear saving. See 7.4. |
| No proof before commitment | Brands won't let a new app suppress thousands of profiles on trust | A free read-only audit, a dry run of every rule, and a restore log. |
| No trust signals | You read customer data for someone else's business | DPA, subprocessor list, minimal storage, a named founder, agency testimonials. |
7.2 Gaps to renew
| Gap | Fix |
|---|---|
| Most of the saving lands in month 1 | Show the cumulative saving, and add jobs that recur: signup-form typo and bot blocking, weekly dormancy suppression, checkout-only profile control. |
| Nothing to look at after setup | A monthly report timed before the Klaviyo invoice. Real-time alerts only for incidents (failed job, spike in bot signups). |
| Fear of lost buyers | The holdout, reported monthly. |
| Month-to-month plans | Offer annual (2 months free) at the moment of the first saving. Target ≥40% of revenue on annual by month 12. |
| Platform API breakage | Monitor token and job health, alert the customer, and retry automatically. |
7.3 Gaps to refer
| Gap | Fix |
|---|---|
| Nothing visibly shareable | The white-label monthly report that agencies forward to clients. |
| No free hook | The public bill-audit ("How much of your Klaviyo bill is dead weight?") and a free Klaviyo price calculator page for search. |
| No community | Answer questions in the Klaviyo community and Shopify email-marketing groups with real numbers (anonymised). |
| No referral economics | One month free per referred paying brand. Agencies get the 10-account plan at $299 and a revenue share on direct referrals. |
7.4 Pricing (recommended; verify with the first 10 customers)
| Plan | Price | Includes |
|---|---|---|
| Audit | Free (read-only) | Profile breakdown, dead weight by type, estimated $ per month |
| Paid audit + first cleanup (concierge, weeks 1–8 only) | $99 one-off, credited to the first month | Done-with-you run with dry run and holdout |
| Starter | $39/mo | Up to 25k profiles, weekly suppression, restore log, monthly report |
| Growth | $79/mo | 25k–100k profiles, plus signup-form verification and bot blocking |
| Scale | $199/mo | 100k–300k profiles, plus custom rules, holdout reporting per segment |
| Agency | $299/mo | 10 client accounts, white-label report, approvals |
- Annual = 2 months free. No lifetime deals. No credit packs.
- Rule of thumb: the plan price should be ≤ one-third of the month-1 saving. If a brand's audit shows less, tell them not to buy. It protects your churn.
7.5 Non-product gaps
Distribution
- Missing from the idea entirely. The catalog says "email-platform integration directories, SEO". Those are crowded for verification.
- Channels that fit the wedge:
- Klaviyo and Shopify email agencies (the main channel);
- the Shopify App Store (listing and fees not verified here);
- Klaviyo's integrations directory (listing process not verified here);
- search on money questions ("Klaviyo pricing", "reduce Klaviyo bill", "Klaviyo active profiles", "suppress unengaged profiles Klaviyo").
- Channels that burn cash: paid ads to "email marketers", AppSumo.
Positioning
- Current: "automated email-list cleaning". Generic, and sold by a dozen vendors.
- Better: "Stop paying Klaviyo for dead profiles. We suppress them safely every week and prove you didn't lose a sale."
Sales motion
- Brands: product-led (free audit → paid plan), with a founder call for the first 20.
- Agencies: light sales-led (a demo on one client account, then the Agency plan).
Compliance and legal
| Area | Requirement |
|---|---|
| Platform terms | Use Klaviyo's official OAuth and APIs only. Respect rate limits. Follow the app listing rules for Klaviyo and Shopify. |
| Data privacy | You're a processor of the brand's customer data. GDPR/UK GDPR (DPA, subprocessors, EU data option), CCPA/CPRA. Store profile IDs and scores, not full records. Delete data on disconnect. |
| Sender rules | Your product helps compliance (engagement hygiene). Never claim it makes a sender "compliant". |
| Consumer protection | No "guaranteed savings" claims. Show estimates as estimates and actuals as actuals. |
| Liability | Terms that make the customer approve rules. Keep dry-run and restore logs. Carry professional indemnity insurance once revenue allows. |
Team
- Not provided. Minimum: one developer comfortable with OAuth, background jobs and APIs. The biggest single boost is someone with Klaviyo agency access.
Metrics and instrumentation
Activation (audit completed and first rule approved within 7 days), month-1 saving per account, month-2+ saving, holdout revenue ratio, monthly revenue churn, share of MRR from agencies, share of revenue on annual plans, support hours per 50 accounts.
