9. Assumptions and Open Inputs

9.1 Assumptions made

InputAssumptionIf different…
Target user"Anyone learning English, Hindi or Bengali"The recommended wedge narrows this to Hindi- and Bengali-medium learners heading into work, learning English. It roughly doubles the odds at $1k–5k.
Target languagesEnglish, Hindi and Bengali all implied as languages to learnEnglish as the target language, with Hindi and Bengali as the explanation languages, is assumed. Launching all three as target languages cuts the odds by about half (see "As described" in 01).
Time availableTwo cases: ~15 hours a week, and full-timeBoth are shown in the ladder in 01. Below ~8 hours a week, the content routine can't be sustained. In that case, use the lower column and multiply by about 0.6.
PricingNone statedSee 07. Blended ARPU is assumed at about $2.50 a month per payer: a ₹199/mo and ₹1,199/yr mix plus some ₹399 Pro, at ₹88 = $1.
ChurnAbout 12% a month for payers8–10% (if the speaking score works) makes $5k far more reachable. At 18%+, the outcome is capped near $1–2k.
Voice costAbout ₹0.5–1 per voice minute using a "scripted spine, live edges" designIf you use a premium real-time model instead (~₹18–40 a minute), daily users become loss-making on the ₹199 plan.
GeographyIndia first. Bangladesh and heritage learners only by demand.A US or UK launch brings voice-biometric and companion-chatbot law forward, with a much more expensive ad market.
StageIdea: no code, users or revenueLive data outweighs this analysis.
TeamA technical builder, with no stated English-teaching backgroundA spoken-English trainer as advisor is condition #1.
BudgetBootstrapped. No paid acquisition before month 6.With a ₹2–4 lakh/month ad budget, the $5k+ rungs rise a few points, and so does the risk of losing that budget.

9.2 Inputs that would change the verdict

  1. Hours per week you can sustain for 18+ months. This moves the odds more than any feature.
  2. Which of Hindi or Bengali you can create content in. A native Bengali content voice makes the less-contested Bengali-medium segment the lead.
  3. Access to an experienced spoken-English trainer, ideally someone who has trained BPO voice-and-accent batches or Hindi- or Bengali-medium learners.
  4. Any existing audience on Instagram, YouTube or WhatsApp among students or job seekers. Even 5–10k engaged followers moves the $1k–3k odds up by about 10 points.
  5. Institute contacts: a skilling centre, hotel-management or retail-training institute, college placement cell, or BPO recruiter willing to pilot.
  6. Appetite for paid acquisition after month 6.

9.3 Definitions

  • MRR ladder: the odds of reaching $1k, $3k, $5k, $10k, $20k and $50k MRR by month 24, profitable at that level. Profitable means gross margin ≥70% after payment fees, store fees and voice and model costs.
  • Tier A: $1M ARR in 36 months, ≥70% gross margin, ≥50% month-12 logo retention.
  • Tier B: $20k+ MRR (≈ $250k ARR) in 24 months, profitable, ≥80% gross margin, ≥70% month-3 retention. For a consumer product, month-3 retention means payers still paying. Institute seats count as payers.
  • Payer: anyone with an active subscription, or a top-up purchase in the last 30 days, and each paid institute seat.
  • Voice minute: one minute of a session in which the learner and the AI are speaking. It is billed as cost whether the audio is live or cached.
