7. What's Missing: The Gap to Paid, Renewed, Referred
7.1 To get paid
| Gap | Fix |
|---|---|
| No reason to pay you instead of using free Duolingo | Lead with what it doesn't do: "Practise the interview, the customer call and the meeting you're actually heading into, at the level you actually speak, with help in Bengali or Hindi, and see your score go up every week." |
| No pricing | Free: speaking placement, warm-up scenes, 1 work scene a week, 10 voice minutes a week. Plus: ₹199/mo or ₹1,199/yr. All work scenes, ~120 voice minutes a month (fair use), weekly speaking report. Pro: ₹399/mo. Mock interviews with written reports, 300 minutes. Top-up: ₹49 for 60 minutes. Institutes: ₹149–249 per seat a month, minimum 50 seats, trainer dashboard. |
| Pricing formats the category abuses | No weekly plans, and no trial that silently converts. Get explicit consent to UPI Autopay, send the RBI-required pre-debit notice before each charge, and offer one-tap cancellation. This is both the law (7.4) and a trust signal. |
| Unclear value moment | The placement result is the paywall moment. Show the learner their level, one recorded weakness and a free first work scene. Charge for the daily scenes that fix it. |
| Voice cost vs price | ₹199 at ~₹0.5–1 per voice minute leaves room for ~120 minutes a month at an average payer. Cap minutes, cache NPC audio, and route to the cheapest stack that meets the accuracy bar. |
7.2 To get renewed
| Gap | Fix |
|---|---|
| Education apps renew worst of all categories (annual renewal 24%) | Visible progress: a weekly score, re-placement every 30 days, and a day-1 vs today recording. |
| "Fun but same as Duolingo" | Work scenes with realistic pressure (rushed interviewer, angry customer), unlocking by level. |
| Nothing new after two weeks | New role tracks each month (BPO, hospitality, retail, office) and NPC mood variations. All pre-generated. |
| Monthly plans churn | Offer annual at about 50% off (₹1,199 vs ₹2,388), and push it after the first score gain. |
| UPI Autopay revocations (~20M a month nationally, often from low balances) | Retry politely, send a WhatsApp reminder, and allow a 3-day grace period. Don't bill again without a mandate. |
7.3 To get referred
| Gap | Fix |
|---|---|
| Nothing to share | A "my speaking score" card, a before/after clip, and scene challenge links (the friend plays one scene free). |
| No incentive | A free Plus week for both sides of a referral. |
| Institutes are invisible | Learners who arrived through an institute get a personal free month after the batch ends. That turns B2B into B2C. |
7.4 Non-product gaps
Distribution
Channels that fit:
- short daily videos in Hindi or Bengali ("say this in an interview, not this", "how to handle an angry customer call"), generated from the scene library;
- the speaking-score share loop;
- WhatsApp channels and groups for job seekers;
- long-tail pages for specific interview and job questions ("BPO interview questions in Bengali");
- institutes: skilling centres, hotel-management and retail-training institutes, BPO recruiters, and college placement cells.
Avoid:
- head-term search ("English speaking app"), which Duolingo, SpeakX and Stimuler own;
- paid Meta and Google ads before retention is proven.
Positioning
Bad: "A gamified city-map app to learn English, Hindi and Bengali with an AI companion." Good (example): "Stop freezing in English at work. Practise your interview, your customer calls and your meetings, at your level, with help in Bengali or Hindi, and watch your speaking score climb."
Compliance and legal
| Area | Requirement | Design response |
|---|---|---|
| Children | India DPDP Rules (notified 14 Nov 2025; full obligations from 13 May 2027): anyone under 18 needs verifiable parental consent, and tracking or targeted ads at children are banned. Penalties up to ₹250 Cr. COPPA amended rule: compliance date 22 Apr 2026. UK Children's Code applies to services likely to be accessed by under-18s. | 18+ only for the consumer product. Use an age gate plus terms. School and college batches go through institutes, which obtain consent. Build DPDP notice, security and deletion into v1. |
| Voice recordings | Illinois BIPA voiceprint class actions are rising (Siri certified Jan 2026; Teams, Otter, Fireflies; May 2026 suits over voices used for AI training). Washington MHMDA counts voice recordings from which an identifier template can be extracted. Texas CUBI (Google $1.375B settlement included voiceprints). No suit against a language app found. | Score, then delete raw audio within 24 hours by default. Keep text transcripts and scores only. Never build speaker identification. Opt-in only for keeping the before/after clip. Don't target US users. |
| AI chat that remembers the user | California SB 243 (from 1 Jan 2026) covers AI that sustains a relationship across interactions to meet social needs. It excludes on-topic game bots. New York GBL Art. 47 (from 5 Nov 2025) covers companions that retain information and ask unprompted emotional questions. EU AI Act Art. 50 chatbot disclosure has applied since 2 Aug 2026. | A coach persona that talks about the scene. No emotional check-ins, no "friend" framing. Disclose that it's AI at the start of each session. Memory is limited to speaking facts ("rushes greetings"). |
| Subscriptions and mandates (India) | RBI e-mandate directions (2026): no extra authentication for recurring debits up to ₹15,000, a pre-debit notice at least 24 hours before each debit, and free cancellation at any time. CCPA dark-pattern guidelines name "subscription trap" and "drip pricing". NPCI's portal (Dec 2025) lets users cancel any mandate centrally. | Full price shown up front, a pre-debit notice on every charge via WhatsApp and SMS, one-tap cancellation, no weekly plans, and consent records kept for 3 years. |
| Subscriptions (elsewhere) | California ARL (1 Jul 2025): express consent, reminders, click-to-cancel. UK DMCC Act subscription rules from Jan 2027: 14-day cooling-off after trial conversion. | Relevant only if you open to those markets. The same design covers them. |
| Advertising claims (India) | ASCI and consumer-protection rules against misleading claims | Never "fluent in 30 days", "guaranteed job" or "100%". Promise practice and a score. |
| App stores | Google Play: 15% subscription fee, or user-choice billing in India at 4% less. The new split-fee model reaches most markets (reportedly India) in Sept 2027. Apple: in-app purchase is mandatory for digital subscriptions, and the CCI case is ongoing with no final order as of Sept 2026. | Launch on the web (PWA) + WhatsApp with Razorpay UPI Autopay. Add an Android app after the day-90 checkpoint, with user-choice billing. iOS last. |
| Speech technology | Azure Pronunciation Assessment supports en-IN and hi-IN but not bn-IN. No commercial API scores Bengali pronunciation. Bengali recognition is measurably less accurate than Hindi. | Score English pronunciation with Azure. For Bengali explanations, only output Bengali (TTS and text). Don't score Bengali speech until you've tested it. |
| Model and data licences | AI4Bharat IndicConformer, IndicTrans2 and IndicF5 are MIT-licensed. IndicF5 forbids cloning a voice without permission. | Fine to self-host later to cut cost. Use only licensed or synthetic voices. |
Team
Needed:
- one full-stack engineer comfortable with speech APIs and LLM tool use;
- an experienced spoken-English trainer as a paid advisor (a few hours a month) to design the levels, the scenes and the feedback rubric, and to check a sample of AI feedback each week.
Content can be largely generated from the scene library. From month 9, the institute line needs a few hours a week of demos and follow-ups.
Metrics
Track:
- activation (finishes the speaking placement and one scene);
- "level feels right" rating;
- day-7 and day-30 return;
- scenes and voice minutes per payer per week;
- free-to-paid within 14 days;
- month-2 and month-3 renewal;
- 30-day speaking-score gain;
- share-driven signups;
- voice and model cost per payer;
- institute seats and seat activation;
- refunds and mandate failures.
