8. If I Were You: The Next 90 Days

The single most important thing

Find out by day 45 whether 10 dental clinics will pay for WhatsApp confirmations and slot refill, before you build anything. If they won't, stop. This plan is a kill test first and a launch plan second.

  • Segment: dental clinics with 2–6 chairs, in one city, whose diary is on paper, Google Calendar or a basic EMR without two-way WhatsApp.
  • Job: "Get tomorrow's patients to confirm by themselves, tell reception who didn't, and fill cancelled chairs."
  • How: a hand-run pilot. Use the clinic's WhatsApp Business app (or yours), a shared Google Sheet as the diary mirror, and you sending the messages and refill offers. Charge ₹999 for 30 days. Automate only what you've done by hand at least 20 times.

Works at ~15 hrs/week: at least 6 hours a week go to clinic visits and calls, the rest to the pilot and the API spike. Full-time: the same steps, with twice as many clinics in each stage.

Week-by-week

WeeksGoalExit criteria
1Competitor check and API spike. Ask Practo Ray, Eka Care, HealthPlix and DocPulse for demos and prices; note whether they do two-way WhatsApp confirmations. Send a utility template with Confirm/Cancel buttons from a WhatsApp Cloud API test number, catch the reply by webhook, update a Google Calendar event. If two or more EMRs bundle two-way WhatsApp at ≤₹1,000 a month, stop. Otherwise continue.
2Discovery. 15 dental clinic conversations (owner or senior receptionist). Ask: no-shows last month, how tomorrow's list is confirmed today, time spent on it, software used, what a filled chair is worth. Confirm the onboarding route for clinics' own numbers (Tech Provider or partner) and its cost.Top 3 pains written in their words, with ₹ values. Onboarding cost per clinic known (stop if >₹500/month).
3–4Paid pilot. Offer the 30-day hand-run pilot at ₹999. Measure each clinic's 4-week baseline from their diary or register first.Day 45: 10 clinics paying, baseline measured in ≥5. Miss: one retry with physio or dermatology clinics. Miss twice: stop.
5–8Build the thin v1 (web only): clinic onboarding, simple diary or Google Calendar sync, two-way templates in English + Hindi + one regional language, morning unconfirmed list, waitlist refill, the monthly report.Pilots move from hand-run to the product. Message and platform cost per clinic ≤₹400.
9–10Channel test. Pitch 3 dental-supply reps or dental labs and one local IDA branch with real (anonymised) pilot numbers. Offer 10–15% revenue share for 12 months. At least 1 trade partner sends 3+ clinics.
11–12Measure and decide.20 paying clinics, median no-show rate down ≥25% (relative) against baseline, ≥80% still paying after month 1. Hit it: continue to the month-6 gate. Miss it: stop, and move your hours to a stronger idea.

Kill criteria (write these down now)

  • Week 1: two or more EMRs already bundle two-way WhatsApp at ≤₹1,000.
  • Day 14: you can't onboard a clinic's own number for ≤₹500 a month in platform cost.
  • Day 45: fewer than 10 paying pilots (after one segment retry).
  • Day 90: fewer than 20 paying, or no measurable drop in no-shows.

Don't respond to a miss by adding voice, salons, SMS or an AI chatbot. A miss means dentists won't pay for this. That's the answer.

The one thing to stop doing

Stop thinking of this as "reminders for every appointment business". Every practice and booking system already does that, several of them free. The general version has the lowest odds in this portfolio.

What stays on the long-term list (only after the day-90 gate)

  1. One EMR integration, chosen by what ≥5 paying clinics use.
  2. Recall reminders as a paid, per-message add-on.
  3. Deposit links for high-value procedures (clinic's own Razorpay or UPI).
  4. A second city, once the first city's referral share is ≥40%.
