7. What's Missing: The Gap Between Built and Paid, Renewed, Referred

Assumption: nothing is built yet. So these are gaps between the idea and a business.

7.1 Gaps to pay

GapWhy it blocks paymentFix
No chosen professionYou can't price, message or sell to "one of six professions"Choose Canadian RCICs, firms of 1–8 licensees, in writing (02).
No pricingThe catalog's "$25–100 per seat" invites login sharing and a price raceSolo CA$89 (1 licensee + 1 assistant), Practice CA$179 (up to 3 licensees, unlimited staff), Firm CA$349 (up to 8). 14-day trial, no free plan, 2 months free on annual. Paid migration for archives over ~500 files. Verify with 15 RCICs before charging.
No reason to switch from OfficioFirms already have a tool that "works"Lead with the rules: the 30-day client-account flag, the agreement completeness check, the one-click file export. Do the migration for them.
No quantified promise"A CRM built for you" doesn't justify moving every file"Every file ready for a College review in one click, and no client money past 30 days without a flag." Measure it per firm.
No trust signalsFiles hold passports and bank statements; the buyer answers to a regulatorAn RCIC partner named on the site, Canadian hosting, encryption, two-factor login, a plain security page, and templates "reviewed by a licensed RCIC".

7.2 Gaps to renew

GapFix
Compliance pain is episodic (most firms never face a complaint)Anchor on daily work: document checklists, the client portal, deadlines and the status log. Compliance is the reason to choose. Daily work is the reason to stay.
Switching cost cuts both waysMake it easy to come in (migration) and honest to leave (full export). Firms trust tools that don't hold data hostage, and they stay for the history.
Firms close (the 2026 cuts)Target firms with family sponsorship, PR and citizenship work, not only study permits. Push annual plans. Track closures separately from switches.
Rules and checklists go staleYour RCIC partner owns a monthly checklist review. Show "last reviewed" dates in the product.
Price pressure from CA$29 toolsDon't match it. Add value per firm: migrations, paid template packs, the Practice plan for firms with staff.

7.3 Gaps to refer

GapFix
Nothing visible to other consultantsA free service-agreement checker ("paste your agreement, see which section-24 elements are missing") with a subtle "made with" footer. It's also the SEO hook.
No community presenceShort, useful posts in RCIC communities and one association or CPD provider partnership. Teach the rules; don't pitch.
File transfers are a touchpointWhen a firm transfers a file to another representative, the export is clean and branded. The receiving consultant sees it.
No referral economicsOne month free for each referred paying firm, for both sides.

7.4 Non-product gaps

Distribution

  • Missing from the idea. The catalog says "SEO, referrals". For RCICs that means:
    • The College's public register: ~12,000 names, by province. Outreach must follow Canada's anti-spam law (CASL). Publicly listed business contacts can usually be emailed about their business, but confirm with your partner or a lawyer (not verified).
    • Search on the rules: "CICC service agreement requirements", "RCIC client account 30 days", "[program] document checklist".
    • Associations and CPD providers: RCIC associations and colleges that train consultants (names and partnership terms not verified in this run).
    • Referrals once 20 firms are happy.
  • Channels that burn time or money: paid ads to "immigration consultants" (they reach unlicensed agents), trade shows before month 12, and cold calling without an RCIC partner.

Positioning

  • Current: "a CRM built for one profession". Weak, generic, and not credible in 2026.
  • Better: "Practice software for RCICs that keeps every file College-ready: agreements, client money, updates and closure, done by the rules."
  • One sentence, one buyer, one outcome.

Sales motion

  • Founder-led demos for the first 30 firms, with your RCIC partner on the first 10.
  • Then product-led: trial, self-serve import, recorded demo, weekly office hours.
AreaRequirement
PrivacyPIPEDA (federal), provincial private-sector laws in BC and Alberta, and Quebec Law 25 for Quebec clients. Clients' personal information includes passports, medical exams and police certificates. Minimise and encrypt.
Data locationHost in Canada. Rivals advertise it, and firms will ask.
Client moneyNever hold or route it. Section 32 requires a College-approved financial institution. Record only.
Claims"Built around the Code of Professional Conduct", never "CICC compliant" or "College approved". Terms must say the licensee is responsible for compliance and deadlines.
Government loginsDon't store clients' GCKey or IRCC credentials.
AILabel AI suggestions, keep a human check, and don't train on client files.
Anti-spamCASL applies to outreach emails to the register.

Team

  • Minimum: one full-stack developer comfortable with document storage, security and e-signature, and one licensed RCIC as co-founder or paid advisor (0.5–2% equity or a monthly retainer). Without the second, templates will be wrong and calls won't happen.

Metrics and instrumentation

  • Activation: first client file with a signed agreement and a ledger entry within 7 days of signup.
  • Share of a firm's new files opened in the product (target 100% after month 1).
  • Weekly active firms, M1/M3 logo retention, closures vs switches, trial-to-paid, source of trial, founder hours per new firm.
